Robert is a human resources director in a local community hospital who feels the heaviness of low staff morale. Employees are clearly tired, they feel like they're working at their maximum, and they're having a hard time keeping up with the patient load. In fact, due to leaves of absence from co-workers' disabilities and workers' comp, more employees have been working double shifts over extended periods of time. They are showing the classic signs of burnout. Unfortunately, Robert can't simply backfill positions because employees are on protected leaves of absence, and temp agencies and registries have few candidates to offer due to the tight labor market. In short, Robert doesn't know how to stop this apparently endless cycle of staffing shortages, excessive shift coverage, employee leaves and limited position replacements.

"Unless you've got some kind of magic wand to make these all-too-common challenges disappear, you won't have much success in terms of addressing these issues directly and head on," said Terry Hollingsworth, vice president of education and human resources services for the Hospital Association of Southern California in the greater Los Angeles area. "Yes, tightening up your recruitment cycle and opening your network to more temp agencies and registries may help, but those are Band-Aids. The real value lies in looking at the other side of the equation: employee engagement and self-motivation."

Rewarding people for their achievements, it turns out, is an optimal way to motivate and engage a team that feels like it's treading water. Allowing people to assume greater responsibilities and focus on their career development is better for them and for the organization—even when they may be feeling overwhelmed or burned out at the time you initiate the programs that follow.

1. Create a Career Development Pipeline

If your organization isn't already doing so, look for opportunities to build a succession planning program, especially among your hourly workers where career escalation is relatively easy to accomplish.

In Robert's case, the hospital's key challenge lies in finding certified nursing assistants (CNAs) due to market shortages.

"Hospital food service workers, janitors and others might want to pursue their CNA certification as a first step to formally launch their health care careers," Hollingsworth said. "Setting up onsite training classes and allowing on-the-job shadowing can be a game changer in terms of your culture and creating an environment where workers feel motivated and re-engaged. Ditto for developing a training program where CNAs can apply for their licensure to become licensed vocational nurses, the next rung on the nursing career ladder."

2. Develop a High-Po Program

"High-potential (high-po) programs focus on identifying the top 10 or 20 percent of workers in a given classification and awarding and recognizing them for their achievements, while helping them build out their resumes," said Rita Van Vranken, chief human resources officer at the Motion Picture Industry Pension and Health Plans in Studio City, Calif.

"High-pos may not be ready to promote just yet, but they set themselves apart as top performers, brand ambassadors, and potential leaders who deserve special levels of acknowledgment and development from departmental and senior management. A structured high-po program serves as an effective recognition and development tool and dovetails nicely into formal succession planning."

Identifying one person from each department or unit gives these individuals more than an opportunity to feel special. They also may, for example, attend advanced classes on leadership, communication and teambuilding; enjoy a once-a-quarter lunch with their regional manager; and benefit from individual development plans that, created in tandem with their manager and department head, will single them out for promotion when the opportunity arises.

3. Develop an Active Employee Recognition Program

"Many organizations fail to realize the importance of both formal and informal recognition programs," Van Vranken said. "More important, though, is that companies that have them in place fail to promote and publicize them. If you have [an] Employee of the Month and Employee of the Year award program that barely gets attention, scrap it temporarily." Instead, try a Shining Star or Employee Spotlight program that recognizes employees who go above and beyond their job's expectations.

"[Pilot] a three- or six-month program that generates a buzz and makes the rewards something to brag about," she added.

Just remember that these types of programs are meant to spark up the troops, and, if you're not rewarding the most-needed behaviors (e.g., accepting double shifts or coming in on weekends), you're missing the main benefit of the exercise.

"Make it real; make it pop; and make sure your messages, values, and activities are all aligned," Van Vranken said.

Don't be surprised to learn that the most dramatic and immediate change in your organizational culture stems from praising employees and recognizing their achievements. And that recognition need not be monetary. In fact, many consulting firms that specialize in reward and recognition programs will tell you that research shows public praise and recognition can be more meaningful to workers than a cash card or check in a sealed envelope.

There are plenty of simple and effective ways for leaders to recognize their employees, from employee photos in the lobby to prestigious parking spots. Whatever you decide, make sure to communicate both expectations and celebrations clearly. Encourage your team members to follow your lead in recognizing others for a job well done. Share praise openly, and consider organizing recognition events to honor bigger accomplishments, especially those reached by teams working closely together.

4. Help Employees Fulfill Their Personal Career Goals

Career development is a key driver of employee satisfaction. Your strongest performers will always be resume builders. Providing opportunities for talented individuals to do their best work every day, combined with training and educational opportunities, will go a long way in helping people achieve their career advancement goals.

Become an organization known for its commitment to professional development. Provide networking opportunities for your staffers to meet leaders from other parts of the organization over team lunch meetings. Serve as a mentor and coach to your direct reports by asking them about their longer-term goals and how you could help them get there.

"Show that you're interested in the whole person, not just the one who shows up at work," Van Vranken said. "You'll likely find that people will respond in kind to the heightened dose of positive attention they're garnering,"

More specifically, Hollingsworth said, "Ask your employees to schedule 30 minutes with you once per quarter to review their progress toward their career goals. Invite them to share their resume with you to help them make the best presentation possible and [add] their work-related achievements to their LinkedIn profiles as well. Remember that when you develop an achievement mentality where employees are adding accomplishment bullets to their resume, you'll create a high-performance culture where high-performers are far less inclined to leave."

5. Plan Ahead

All employees want some sense of job security regarding their future with the company. They likewise want to understand how their efforts contribute to the organization's larger goals, mission and vision.

Share information generously. Ensure that people understand the goals and challenges so they can tie their recommended solutions to the broader picture. Help them learn about your organization and build on their knowledge by collecting information in scorecards, dashboards and other forms of data intelligence.

Likewise, honor the annual performance review process—the one hour per year dedicated to each individual worker as the culmination of the previous 12 months (i.e., the 2,080 hours typically worked). Yes, managers and employees at times express frustration with the annual performance review process, but you'd be surprised how many employees complain about not getting formal feedback—sometimes for years at a time.

Finally, turn your team into corporate futurists: Have them research your organization, industry and competitors. Have them scour the Internet for current trends and patterns in your business, especially those that can impact their careers for the better. As an example, the U.S. Bureau of Labor Statistics (BLS) publishes its Occupational Outlook Handbook at www.bls.gov/ooh. Send your employees on research missions to the BLS website to determine what the growth trajectory for their particular position is (currently measured in terms of job growth from 2016-26).

If Robert's employees take on this task, they will find career projections for medical assistants, dietitians, home health aides, nurses, massage therapists, phlebotomists and pharmacy technicians, among others. The BLS site outlines national median pay, educational requirements and the all-important "job outlook."

On the job outlook page, the hospital's workers will find a bar chart showing, for example, medical assistant jobs will grow at a rate of 29 percent per year between 2016 and 2026, relative to average job growth in the U.S. of 7 percent (all job classifications).

That's pretty motivating, but there's also an Excel spreadsheet embedded in the page that maps out job growth in particular medical areas relative to the 24 percent overall growth for the entire classification. Robert's medical assistant employees will learn that 10-year job growth projections line up as follows by specialty area:

Outpatient care centers                       +53 percent

Specialty hospitals                              +38 percent

Nursing/residential care facilities       +32 percent

General hospitals                                +16 percent

Wow! How's that for motivating employees to focus on their career development and construct a longer-term career plan to help them isolate the areas where their skills will be needed most? In today's tight applicant market, job seekers are in charge. To meet their demands, recruiters have set aside old red flags and even some traditional sourcing methods. But do career fairs still make the cut?

Candidates want to be courted and, now more than ever, employers need to sell themselves to potential hires. Many young candidates, in particular, hope to land at a cutting-edge company — and a booth at a job fair may seem a bit old fashioned unless employers make a few modifications. Though a career fair is not always enough on its own, many employers have found ways to use this old-school technique to send today's job seekers the right messages about their organizations.

Do career fairs actually net hires?

Vicki Salemi, career expert for Monster, doesn't think job fairs are an effective use of employer resources. "Generally speaking, career fairs — as a standalone — do not net talent," she told HR Dive in an email. "For the job seeker, it can be challenging to stand out among stacks of resumes and, for the employer, it's not time well spent." A former financial services corporate recruiter, she said she rarely made a hire from a fair.

But they can be useful for specific industries, roles and skill sets, she added. Employers can maximize the potential of a job fair by using them in conjunction with other innovative hiring solutions as part of an integrated hiring mix. "One way employers can maximize their time at a career fair is to pre-screen resumes of candidates so that they can arrange on-site interviews," Salemi said.

Mike Cooke, account executive at Montage, said that the traditional career fair has become outdated. "Consider the amount of time and money that is typically spent on a traditional career fair," he said to HR Dive in an email. Costs can include sponsorship fees, travel expenses and swag, plus the amount of time recruiters are spending at the event and sifting through resumes received — often with little positive return on investment. "Additionally, if a company isn't able to engage candidates' pre-event, the recruiter could very well be spending face to face time with a candidate that isn't a fit," he added.

Fairs can be a challenge for candidates, as well, Salemi said: "It's often hard to make an impact with a 30-second introduction to each employer — and that can be draining." Generally, recruiters should look at the career fair as only one aspect of their hiring toolkit.

Raising awareness instead of reaping resumes

For many businesses, career fairs offer an opportunity to showcase what they do and how job seekers can be a part of the team. They can illustrate what may be available to both students and those looking to change their career trajectory, particularly for employers offering jobs that do not require a traditional degree. For organizations not known as a hiring player in certain disciplines, especially tech, exposure can offer options. At a tech-oriented career fair, employers who may not have been considered in the past by any tech workers can entice them to look closer to home before jockeying for a slot in Silicon Valley.

"Career fairs are a valuable way to drive awareness for companies across a large subset of potential talent," Mike Rogers, senior director of maintenance and refrigeration at Tyson Foods, told HR Dive in an email. For Rogers, awareness is invaluable; industrial maintenance, a trade specialty with 85 different skills, has a critical skills gap. Nearly 40% of his maintenance and refrigeration hourly team members are 50-years old or older, keeping his team on the hunt for ways to build out the talent pipeline for trade-focused jobs.

Tech takes career fairs to the next level

To offer today's job seeker the recruiting experience they want, virtual career fairs are taking off. Connecting through video saves candidates and employers time and money. Individual connections are made in a private setting, without others vying for attention. These types of fairs cast a wider net to help meet inclusion efforts as well, Cooke said. "Virtual career fairs allow recruiters to reach a larger and more diverse pool of candidates — including students located on smaller and more rural campuses — that they wouldn't normally have access to due to time, cost and travel restrictions."

Joe Milner, talent acquisition manager at Pearson, worked with Montage's recruiting technology for their own virtual career fair. To attract a more diverse level of qualified entry-level talent, their hiring managers were able to interview a number of candidates at a quick pace. "Because they were able to talk with such a wide variety of candidates, our hiring managers were able to make job offers to candidates they normally wouldn't have spoken with or even considered at a traditional job fair or through other recruiting tactics," Milner said in an email.

The other experts agreed. Virtual career fairs save time and money and can be an effective way for employers and job seekers to connect, Salemi said, and while they don't work well as a stand-alone strategy, an integrated hiring mix is incomplete without them. Gen Z candidates are digital natives, so meeting these job seekers where they're already living — on their mobile devices and laptops — will be the best approach in attracting them to your company, Cooke added.

3 summer workplace legal issues and how to handle them

Summer is almost here and with that comes a set of seasonal employment law issues. Top of the list for many employers includes hiring interns, dress code compliance and handling time off requests.

Here’s how employers can navigate any legal issues that may arise.

Summer interns

Employers looking to hire interns to work during the summer season or beyond should know that the U.S. Department of Labor recently changed the criteria to determine if an internship must be paid. In certain circumstances, internships are considered employment subject to federal minimum wage and overtime rules.

Under the previous primary beneficiary test, employers were required to meet all of the six criteria outlined by the DOL for determining whether interns are employees. The new seven-factor test is designed to be more flexible and does not require all factors to be met. Rather, employers are asked to determine the extent to which each factor is met. For example, how clear is it that the intern and the employer understand that the internship is unpaid, and that there is no promise of a paid job at the end of the program? The non-monetary benefits of the intern-employer relationship, such as training, are also taken into consideration.

Though no single factor is deemed determinative, a review of the whole internship program is important to ensure that an intern is not considered an employee under FLSA rules and to avoid any liabilities for misclassification claims.

Companies also should be aware of state laws that may impact internship programs. For example, California, the District of Columbia, Illinois, Maryland and New York consider interns to be employees and offer some protections under various state anti-discrimination and sexual harassment statutes.

All employers should be clear about the scope of their internship opportunities, including expectations for the relationship, anticipated duties and hours, compensation, if any, and whether an intern will become entitled to a paid job at the end of the program.

Summer dress codes

Warmer temperatures mean more casual clothing. This could mean the line between professional and casual dress in the workplace is blurred. The following are some tips when crafting a new or revisiting an existing dress code policy this summer.

If the dress code is new or being revised, the policy should be clearly communicated. Sending a reminder out to employees may be helpful in some workplaces. In all cases, the policy should be unambiguous. List examples to make sure there is no confusion about what is considered appropriate and explain the reasoning behind the policy and the consequences for any violations.

To serve their business or customer needs, companies may apply dress code policies to all employees or to specific departments. They should also make sure the dress code does not have an adverse impact on any religious groups, women, people of color or people with disabilities. Company policies may not violate state or federal anti-discrimination laws. If the policy is likely to have a disparate impact on one or more of these groups, employers should be prepared to show a legitimate business reason for the policy. Also, reasonable accommodations should be provided for employees who request one based on their protected status. For example, reasonable modifications may be required for ethnic, religious or disability reasons.

Finally, failure to consistently enforce a neutral dress code policy or provide reasonable accommodations can expose a company to potential claims. As always, dress codes and any discipline for code violations should be implemented equitably to avoid claims of discrimination.

Time off requests

Summer time tends to prompt an influx of requests for time off. Now is a good time to review policies governing time off, as well as the implementation of those policies to ensure consistency. Written time off policies should explicitly inform employees of the process for handling time off requests and help employers consistently apply the rules.

An ideal policy will explain how much time off employees receive and how that time accrues. It also will include reasonable restrictions on how time off is administered such as requiring advance approval from management, and how to handle scheduling so that business needs and staffing levels are in sync.

Most importantly, time off policies and procedures must not be discriminatory. For instance, if a policy denies time off or permits discipline for an employee who needs to be out of the office on a protected medical leave, the policy could be seen as discriminating against employees with disabilities. Companies should train their managers on how to administer time off requests in a non-discriminatory manner. Employers generally have the right to manage vacation requests, however protected leave available to employees under federal, state and local laws adds another layer of complexity that employers should consider when reviewing time off requests.

To minimize employment issues this summer and all year around: plan ahead, know the relevant employment laws and train managers and supervisors to apply HR best practices consistently throughout the organization.

Your bad work environment may be raising your healthcare costs

A growing amount of research is documenting a relationship between stressful work environments and a range of chronic conditions. Research is also finding a link between employee health and employee job performance. Continue reading to learn how your work environment could be raising your healthcare costs.


If you want to reduce the cost of healthcare for your employees — while simultaneously improving care — you may need to take a serious look at your work environment. When reviewing areas that could help reduce costs, a much overlooked aspect is a stressful work environment.

While employers have done a lot to reduce the risk of potential injuries in the workplace, they have done far less to reduce stress, which could also be harmful.

Research finds a link between employee health and job performance. There also is a growing body of research documenting the relationship between a stressful work environment and a range of chronic conditions — including depression, hypertension and sleeping problems. But employers often struggle to connect the dots between these health concerns and supporting a healthy environment for employees.

It’s difficult, if not impossible, to manage something that remains unmeasured. That’s why measuring outcomes beyond healthcare cost fluctuations, such as absence, periods of work disability and job performance, can help employers understand a broader range of outcomes important to the successful operation of their business.

When employers ask how they can affect the health of their employees, I ask what they know about the working conditions in their organization. Is there management trouble, high turnover, high illness-related absence or low job satisfaction? Some of this can be determined from employee satisfaction surveys, or analyses of sick leave data and work disability claims. Often, even more can be discovered by gathering employee feedback.

For example, listening to employees, equipping them with the knowledge to recognize safety issues and providing the tools or procedures to correct these issues, were key to improving workplace safety. A successful safety review can result in real change. Employees observe this change and a cycle is created where prevention becomes the focus because all are accountable and all have trust based on experience that their identification of potential or real safety issues will be dealt with effectively.

If employers are unaware of the factors in their own work environment that could be modified to lessen psychosocial stressors, a good place to start is by listening to employees. Many employers already conduct job satisfaction surveys or health risk appraisals that provide some information around work and health issues. These same tools could be used to identify and address psychosocial issues in the workplace.

Whatever the channel — a suggestion box, a designated HR representative, a focus group, a survey — it must provide employees with the opportunity to authentically and safely share their perspectives. And, finally, it must be demonstrably legitimate, resulting in employer actions that are clear and meaningful to all.

Typically employers use health and wellness programs in an attempt to remediate rather than prevent illness. Our interviews with medical directors of some of the leading U.S. corporations revealed a similar finding. Often, the medical director or chief health officer is charged with improving employee health, while the HR benefits manager is charged with reducing healthcare costs. Not surprisingly, these two goals can be at odds with each other. Imagine the company with a large percent of untreated depression.

So how can employers know what works or even what to try?

Evaluators often start their work by asking why particular activities, services or coverage types were chosen or implemented. This helps identify those areas more proximal to the employment setting (something about the job or in the work environment, for instance) and those areas more distal to the employment setting (such as medication formulary). To put a fine point on the problem, Pfeffer notes that “putting a nap pod into a workplace is not going to substitute for the fact that people aren’t getting enough sleep because they are working 24/7.”

Honor their voice and insight, and use it to implement real change. In doing so, you will build trust and a channel for contribution that improves outcomes for employees and employers.

Bad Relationship with Your Boss? How to Fix it

Signs you have a bad relationship with your manager:  

There are common signs your relationship may be less than healthy like disengagement and short communication. Ask yourself: has something changed? Are you getting less feedback or training as you did before, or is the opposite true and you’re suddenly being micromanaged? Evaluate how the relationship is evolving to determine if it’s going down the right path.

Determining the source of the problem:  

The key to getting to the root of the relationship issue is to communicate. For instance, you may think something’s going on at work, but it the issue could really lie in your personal life. Whether it’s health related or a family issue, you may be bringing it into work with you, causing you to overanalyze the relationship with your boss. On the flip side, personal factors could be affecting your boss! The less time and attention they’re providing may have more to do with their personal stressors than your work. But you won’t know until you communicate.

Have a one on one and ask if you’re not hitting expectations. Try to open up and be vulnerable to pinpoint where the problem is. It may have nothing to do with you and your work, but you must overcommunicate to get to the root of the problem.

How to fix the relationship: 

Not only can the problem be determined by communication, it can be solved. They key is not just to communicate, but overcommunicate. For instance, if you’re working on a project with deadlines, consider (over) communicating the process as you go. Instead of waiting till it’s complete, give an email update or leave a voicemail with your progress. In other words- go above and beyond, exceeding expectations for communication. When your boss is running multiple groups or has a lot going on, little updates go a long way. No one wants to be left in the dark, and overcommunication can help your manager keep you on track as you go.

To mend a poor relationship with your boss, ask what you can do to get better. If it’s due to the quality of your work, what courses can you take, or books can you read to improve? Ask yourself: are you approachable, do you overcommunicate, do you come to the office a bit earlier or stay later to show that you care? If your boss doesn’t think you’re committed, show them that you can go above and beyond.

If you feel you’re being micromanaged, you may need to dig deep and think about why your boss is micromanaging you. Is there an issue with the quality of your work or hitting deadlines? Are you meeting and exceeding expectations? You need to know how you are performing before you can move on.

When to look elsewhere: 

If you’ve done everything you can to repair the relationship, given it time and nothing’s changed. Evaluate whether it’s time to move on. When it’s starting to affect your personal life, you keep asking the same questions with no acknowledgment or results, you may not be in the right position. Even if you feel it may not be the right place for you, try to give it time. Mending relationships with a manager may not be an overnight fix. People can turn relationships around; you just have to make sure you’re in alignment with your boss and their expectations through effective communication.

Employers most likely won't be able to get every single employee to give their best every day, but with the right amount of effort, they could get the majority of employees to give their best. Continue reading for key people skills employers can use to boost employee engagement.


With all the talk about “employee engagement,” it’s only fair to ask, “Can I really get all the people in my organization to give their best – every day?”

The short answer is probably not “all.” But with the right amount of effort you can get “most” of them to give their best … most of the time. And that’s a lot better than where most companies are right now.

Boiled down to its simplest parts, employee engagement is about connecting with employees and getting them focused. It requires an ongoing and consistent effort by managers to bring out the best in people.

Employee engagement takes practice

You don’t need to be good friends with every employee – but it does help to build cordial relationships. That makes working with people more productive and cohesive.

People get more engaged in their work when the work means something to them, when they understand their role in the organization, and when they can see and appreciate the results of their own efforts.

Here are some “hands on” ways leaders can work to improve interactions and create a deeper connection with employees and colleagues:

  • Make it personal. Use people’s names when talking to them – from the janitor to the CEO. Even better, use the names of their significant others – spouses, kids, parents – when possible.
  • Say more than hello. Sometimes it’s necessary to cut to the chase and get to the business at hand – a project, deadline, important question, etc. But in other circumstances, there’s time to show interest in employees’ and colleagues’ lives. Instead of a generic “How are you?” ask about something that affects them.
  • Talk about their interests. People surround themselves with hints of what interests them outside of work (for instance, sports ticket stubs, photos of beach trips, logo T-shirts from local events, race medals, certificates of appreciation from philanthropic groups, etc.). Look for those hints and ask about them. Once you know a little about what they do outside work, you have a starter for other conversations: “How did your son’s soccer game turn out?” “Where did you volunteer this weekend?” “Planning any vacations?”
  • Show appreciation. Avoid waiting for the end of a project or annual reviews to thank employees and coworkers for their contributions. And it’s OK to say thanks for the little things they bring to the table – a good sense of humor, a sharp eye for errors, an impeccable work station, a positive attitude.
  • Make others feel important. Feeling important is slightly different than feeling appreciated. Employees need to know they’re relevant. Let them know you recognize their contributions by referring to past successes when you talk to them personally and to others in meetings. Explain why their work was important.
  • Recognize emotions. Work and life are roller coasters of emotions. Leaders don’t have to react to every peak and valley, but they’ll want to address the highs and lows they see. For instance, “You seem frustrated and anxious lately. Is something wrong that I can help with?” Or, “I can sense you’re very excited and proud. You deserve to be.”

Building morale

The best morale exists when you never hear the word mentioned. If you have employees, you’ll have morale problems. No matter how thorough a company’s hiring process is, at some point leaders will have to handle morale issues because employees get stressed, are overworked and deal with difficult people.

The good news: Most of the time, employees won’t be down if their managers build and maintain morale. To stay ahead of morale issues:

  • Communicate. Employees left in the dark will become fearful and anxious and likely make up negative news to fill the gap. This can be avoided by regularly reporting information, changes and company news.
  • Listen. While sharing information is a must, employees must also be heard. Give them different options to share their concerns and ideas. Offer the floor at department meetings, have regular one-on-one meetings, put up a suggestion box or anonymous e-mail account for submissions, invite executives to come in and listen, etc.
  • Appreciate. People who aren’t recognized for their contributions may assume they’re not doing well. Leaders should take the time to thank employees for their everyday efforts that keep the operations running smoothly. In addition, extra effort should be recognized and rewarded.
  • Be fair. Nothing hurts morale like unfair treatment. Leaders can’t turn their backs on poor performances, and they can’t play favorites. It’s best to document what’s done in response to good and bad behaviors so leaders can do the exact same thing when the situation arises again – and have a record of it.
  • Provide opportunities to grow. Growth is often equated with moving up the career ladder. But it doesn’t have to be. Many employees are motivated by learning and creating a larger role for themselves. So if people can’t move up a career ladder (because there aren’t positions available), encourage them to learn more about the company, industry or business through in-house or outside training. Or give them opportunities to grow socially by allowing them time to volunteer.
  • Create a friendly environment. Research shows people who have friends at work are more motivated and loyal to their employer. While this can’t be forced, opportunities to build friendships can be provided through potluck lunches, team-building activities and requesting staff to help in the recruiting process.
  • Paint the picture. Employees who know their purpose have higher morale than those who are “just doing the job.” Regularly explain to employees how their roles fit into the company’s mission and how they affect the department and the company.

Praise what you want to see repeated

Handing out recognition takes a little more skill than just saying “Good job” and giving a pat on the back, though that’s a good start.

Giving recognition well is a skill all leaders could improve upon to keep their employees encouraged and productive.

Here are five guidelines for recognizing good work:

  1. Make it a policy, not a perk. Set rules for different types of recognition. For instance, recognize people for tenure and meeting goals – things everyone can accomplish.
  2. Stay small. Handshakes and sincere appreciation are always welcome (especially since 65% of employees say they haven’t been recognized in the past year, according to a Gallup Poll). Leaders need to look their employees in the eye, thank them for specific work and explain why it made a difference.
  3. Add some fanfare. Recognize people at meetings when others can congratulate them.
  4. Include the team. In addition to praising individuals, recognize a whole group for coming through during an unexpected hard time, meeting a goal, working together, etc.
  5. Make it personal. When recognizing employees, match the reward and praise to the person. One person may like a quiet thank-you and a gift card to a favorite store. Someone else might thrive on applause and a certificate given at a group lunch. Find out what people like and cater to them when possible.

4 benefits messages to send employees in May

Tax season has come and gone, and summer is right around the corner, making it a great time of year for employers to beef up communications about certain employee benefits. Read this blog post for four benefits messages employers should send their employees this May.


With tax season behind us, summer right around the corner and the second half of the year coming up, now is a great time of year for employers to beef up communications about certain benefits.

That’s because there are a number of important messages that are specific to this time of year, including saving money for summer vacations and putting more money into a health savings account so employees can plan for healthcare expenses for the remainder of the year.

Here are four messages employers should share with their employers this month.

1. Think about putting more money in your HSA.

May is a great time for your employees to take stock of their healthcare costs from January to April, and plan ahead for the second half of the year. Here’s a breakdown you can send to help them save money and have more cash available through December to pay their bills.

  1. Add up this year’s out-of-pocket health care costs thus far.
  2. Make a new estimate of your upcoming expenses (padding that estimate for unexpected expenses that may pop up.).
  3. Add your estimated costs to what you’ve already spent.
  4. Compare that total with how much you’ll have in your HSA account at the end of the year as it is now.
  5. If there’s a gap, you can increase your contribution rate now to make up the difference.

2. Adjust your W-4s.

Tax season has passed, which means it’s an excellent time to…think a little more about taxes.

The tax law changes that went into effect at the start of 2018 might have made your employees’ existing W-4s less accurate. If they didn’t update their withholding amount last year, they might have been surprised by a smaller refund, a balance due, or even by a penalty owed — and chances are, they don’t feel too happy about it.

Let your employees know that they can prevent unexpected surprises like this next tax season with a visit to this IRS tax withholding calculator. There, they can estimate their 2019 taxes and get instructions on how to update their W-4 withholdings to try and avoid any surprises next year. If they can update their W-4 online, send them the link along with clear step-by-step instructions. And if they need to fill out a paper form, explain where to find it and how to submit it.

3. Revisit your budgeting tools.

Summer is almost here, and your employees are likely starting to think about hitting the beach, road-tripping across the country or eating their weight in ice cream. Since having fun costs money, May is a good time to serve up some ideas on how to squirrel away a little extra cash in the next few months.

Employers should share tips for saving money on benefits-related expenses, like encouraging high-deductible health plan employees to use sites like GoodRx.com for cheaper prescription costs, or visiting urgent care instead of the emergency room for non-life-threatening issues. Also, consider making employees aware of apps like Acorns, Robinhood, Stash, Digits and Tally, which round up credit or bank card expenses to the next dollar, and automatically deposit the extra money into different types of savings accounts.

4. Double-check out-of-network coverage.

While you’re on the subject of summer fun, remind your employees to take a quick peek at their health plan’s out-of-network care policies before they head out of town. If they need a doctor (or ice cream headache cure) while they’re away, they’ll know where to go, how to pay, and how to get reimbursed.

Employers should remind employees that their HSA funds never expire, and they’re theirs for life. So if they put in more than they need this year, it will be there for them next year.

Helping a Good Employee Who Hits a Rough Patch

Are any of your top performing employees going through a rough patch? Read this blog post from SHRM for helpful tips and factors to consider when employees are going through rough times.


One of our employees, who has been a steady, solid performer the last two years, suddenly erupted in anger at one of our clients during a company event. Granted, the client is difficult and the event had all of us stressed out, but that’s no excuse to lose one’s temper and get into a shouting match. We immediately suspended him without pay.

Since then we’ve learned from coworkers that he’s dealing with stress by drinking. What should we consider as we try to decide whether to fire him or let him come back?

Suspending him without pay while you’re trying to figure out the situation is a good choice. While emotions run high, I always recommend suspending instead of “firing on the spot”. A suspension allows you to carefully choose a decision after learning all the facts, and avoids you having regrets later for having acted too rashly.

Below are some factors to weigh that will help you decide:

Value - You say he’s been there 2 years, which means he’s probably knowledgeable and you’ve made an investment in his training and development. Does this make him a keeper?

History - Is this his first offense or is this a repeat pattern? Is he well respected? or is he perceived as a hot-head? Does he have good relationships with clients and colleagues? Did you expect this or did it appear to come out of the blue?

Help available. If you were to keep him, what’s the level of support you can provide for him getting some help? For instance, does your company have access to an Employee Assistance Program (EAP) that provides therapy or substance abuse treatment? You can make this a condition of employment. In other words, you can allow him to keep his job as long as he agrees to participate in the EAP.

Note: Be careful here if you make a referral, to do so only for a generic EAP assessment and not for a “substance abuse” program, in other words, stay away from labeling or diagnosing him. Let the pros at EAP determine what he needs. His treatment will remain confidential, you’ll only know whether he’s participating.

Kudos for carefully considering your decision. He may simply be a good employee who is going through a rough time and needs some help.

How to offboard employees with care

How are your onboarding and offboarding programs? While many employers understand and accept the importance of having a great onboarding program, many lose sight of their offboarding program. Read on for more on how employers can offboard employees with care.


Employers understand the importance of onboarding new employees. A Glassdoor report found a strong onboarding process improved new hire retention by 82% and improved productivity by more than 70%.

Talent professionals place more emphasis than ever on creating positive employee experiences — and that pressure starts from an employee's first day. But should that same attention be given to an employee's last day? In a tight labor market, where referrals from former employees and "boomerang" employees are valuable sources of talent, HR might consider: What are the benefits of creating a strong offboarding process?

Offboarding: part of the employee life cycle

Onboarding has long been an important point in the employee life cycle, while offboarding has always been an afterthought, Jen Stroud, HR evangelist and transformation leader for ServiceNow, told HR Dive. But now, as the entire employee lifecycle is getting attention, offboarding is coming into focus, she said.

"If you have a great onboarding experience and you bring people to work for you and their employee experience and offboarding experience is poor, you spent a lot of money for onboarding that is wasted," she added.

Former employees, particularly those who left voluntarily, are ambassadors of your company's brand, Moses Balian, HR consultant at Justworks, told HR Dive. "A smooth and amiable offboarding is so valuable in maintaining employees beyond active employment," he said. "You never know when you want to rehire someone."

Offboarding may be fundamentally important to keeping potential boomerang employees feeling positive about the organization, maintaining good employer branding, establishing a network of former employees or helping current employees feel engaged despite co-workers' departures. Since offboarding is the final interaction a departing employee may have with an organization, how they're treated — good or bad — during that process can remain top of mind.

Offboarding involuntary separations respectfully

Employers may have a planned-out process for involuntary separations. Even if those employees are not the ones you'd rehire, they still should be treated with compassion, Angela Nino, founder of Empathic Workplace, told HR Dive in an interview.

"Planning for that is important, not just squeezing it into your day," Nino said. From making sure the conversation is done privately, determining if security or police will need to be on site, ensuring the employee has their personal belongings and can get to their car or has transportation home — these are important steps in the offboarding process. It's important that the termination conversation is not a shaming experience for the employee, Nino added. "Treat that person with respect and dignity, respecting the fact that [it is] about to be one of the worst days of their life."

With workplace violence as a concern, handling an involuntary offboarding process carefully is essential. "If you have been in HR, you know that the way that we treat someone on their last day of work or the way that we treat someone during a termination can be [the difference between] whether or not they bring a gun," Nino said.

But mitigating the potential of workplace violence needs to start before the termination meeting, David Moore, partner at Laner Muchin, told HR Dive. "I think it goes all the way back to the process and events leading to an involuntary separation," Muchin said. "Have we treated this person fairly? Have we given them notice of the performance or conduct issues? Have we given them fair opportunity to turn it around? Have we documented that to them so they're not able to say in their mind that 'no one told me that this was going to happen?'"

Offboarding voluntary separations: taking advantage of opportunity

An involuntary offboarding process may be prone to mistakes (i.e. benefits forms filled out and submitted), but a voluntary offboarding process is prone to missed opportunities, Balian said. Exit interviews for voluntary resignations are frequently a formality and employees don't feel their voices are heard. Balian noted that when he worked as in-house HR and conducted exit interviews, he would ask resigning employees, "are you running to or from?," to gauge their reasons for leaving. Combined with additional data gathered through surveys, this information may give HR an opportunity to identify and correct problems. Exit interviews also give employers a chance to show gratitude to the employee and interface with them on a human level, Balian said.

Just as a smooth onboarding process involves ensuring a new employee has a company ID, a workspace and appropriate equipment, a smooth offboarding process, whether for involuntary or voluntary reasons, makes sure those same details are planned for the outgoing employee, Moore said. Will the employee still receive a commission or bonus? When does the next paycheck arrive? Is severance offered? What is the benefits coverage?

Regardless of whether an employee leaves on their own or is terminated, the offboarding process can affect the employee's co-workers as well. If an employee has a poor offboarding experience and tells former co-workers, or if co-workers witness a poor offboarding process, it undermines the value the organization places on talent, Balian said.

It is critical not to think of offboarding as being in a silo or a one-off workflow process, Stroud said. "It is really about the lifecycle of an employee." Organizations that have the greatest impact have added offboarding processes to their considerations of employee experience, Stroud added. To initiate an offboarding process, start by examining the steps in the employee lifecycle and consider what actions are needed to create the best employee experience.

"All it takes is a little bit of time and investment and intention on behalf of your HR team," Balian said. "It doesn't cost anything except effort."

The talent textbook: 4 ideas for giving better feedback

Managers enjoy giving good news during a review, but how can reviewers take the sting out of negative feedback or even constructive criticism? Read this blog post from HR Drive for four ideas on giving better feedback.


"You got a promotion! You get a raise!" It's almost as fun for managers to say it as it is for employees to hear. Giving good news during a review is easy, but how can reviewers take the sting out of constructive — or negative — feedback?

Coaching an employee who needs to improve or who isn't quite ready for more responsibility, higher pay or leadership opportunities is perhaps the most difficult aspect of performance management, so in this installment of the Talent Textbook, we'll offer four guiding principles from experts for giving better feedback.

#1: Meet more often

Many talent experts today recommend retiring the annual performance review and replacing it with frequent feedback instead. Unlike annual reviews, continuous feedback sessions can lessen anxiety for managers and workers both, making the conversations less formal and more focused. They can help send the message that the company culture is one of listening and responding to workers' needs — and they help talent pros and managers minimize the risk that workers will be dissatisfied with or surprised by the discussion.

"That feedback should be coming constantly," said Jim Flynn, CHRO at Sitel Group. "Everyone should know where they stand constantly."

Flynn believes that frequency transforms the feedback session into a chance to reflect and recalibrate on priorities and goals. It can also ensure that workers are aware of their progress toward a pay increase, promotion or increased responsibility because their manager has reminded them more recently.

For Jodi Chavez, group president professional staffing group at Randstad Professionals, Randstad Life Sciences, focusing up frequently keeps managers better informed about workers' desires and expectations, potentially preventing turnover and keeping the feedback session from devolving into a bidding war.

"If an employee has a desire and a belief that they want this promotion or to be in that role, there can be instances where you won't be able to undo their desire to leave," she said.

"It can be easier if you catch that earlier on in the process — so constant communication, so they know what you're looking for and you can keep coaching them, is important. It only becomes an issue when no one knows that it's a desire until later in the process."

Just as you wouldn't assess business goals and objectives only once a year, talent pros should expect to assess people often to curb employee disappointment, Flynn said, and this is especially true for employees early on in their careers.

#2: Give a heads up and an open ear

There's still stress for talent pros and managers even when preparing to deliver feedback in a more casual session: Will they feel insulted? Will they disengage afterwards? The fears are relevant, so that's why the way reviewers deliver feedback matters as much as the frequency.

Chavez and Flynn agree that managers and talent pros should begin conversations with what they're going to cover in the session. They can continue to be transparent with workers by providing the reasoning behind the feedback and their expectations for the future, Flynn said.

"I think the old sandwich approach, employees see through that," Flynn said, referring to the tactic of "sandwiching" a criticism between two compliments. "I would rather be more upfront and honest, and that should be the manager's approach to everything."

In that same realm, honest feedback should never come with bias or malice attached. Jeannie Donovan, VP of HR at Velocity Global, wrote in an email to HR Dive that "clear is kind" when it comes to constructive feedback. Whether the manager is discussing goal setting or areas that need improvement, the employee's pay grade or their potential for a future promotion, Chavez said the same principle applies: stick to the facts and strive for objectivity.

"For new talent managers, I think it's important to stay very factual and to hear the employee," she said. "Don't lead with false promises, just very cut and dried — 'The role that you're in and the experience that you have puts you at this level [of pay.]'"

That's not to say that a manager should shut down further discussion, Chavez said. Discussing an employee's strengths and listening to their desires can help them visualize a realistic and reachable future for themselves within the organization.

"It's really important to sit down and talk about the positive things that the employee brings to the table — it's a non-defensive position to put the employee in," Chavez said. "Try to understand what is important to them, and let them tell you. 'I may not be able to be a supervisor, but I'd still like to learn more about how to manage people' — once you know that as a manager, giving them pieces that help fulfill that helps them stay engaged."

#3: Support your managers

Talent pros should focus on workers when they consider their feedback best practices — but managers need their attention and expertise, too. As Flynn put it, "sometimes you have to carry cold water warmly" when delivering feedback, and managers need encouragement, support and guidance from talent pros to pull it off.

"A good HR business partner should understand when those difficult conversations could be occurring," he said, noting that this partnership goes both ways. "If a manager is aware that it might be a tough conversation, it's always a good idea to give your HR business partner a heads up so they can be attuned."

Providing tools or suggestions for approaching reviews can help managers to execute conversations with employees with clarity and mutual understanding. For example, Donovan coaches her managers on the "stoplight exercise," which can be helpful when an employee is making a case for a promotion. She said that managers can take a pen to the job description for the role their charge would like to be promoted into — highlighting current responsibilities in green, responsibilities they have a slight grasp of in yellow and tasks they've never touched in red.

"This is a straightforward way to identify strengths, weaknesses, and gaps to assess readiness for that promotion. Further, if this exercise yields gaps, the results indicate where exactly to focus on growth," she wrote.

Donovan echoed Flynn's belief that managers and talent pros should partner in the feedback process, and that debriefing afterwards is as critical for retention as it is for employee satisfaction.

"Have that second set of eyes to be aware and look for signs of disengagement or other harmful behavior," said Flynn. "Some managers are hands off, so if they've had that difficult conversation make sure you're maintaining that personal connection and increasing your frequency of touch."

#4. Shift the focus forward

The last thing constructive feedback should sound like is a lecture. Reviewers should reiterate that the feedback is in service of plan to get that employee a promotion, salary bump, conference excursion, a chance to lead an internal workshop or whatever the goal is in the future, Chavez said.

"They should feel positive about what they have contributed and what they can continue to contribute," she said. "[It's about] what you can do to help foster that growth for them."

Flynn's approach is similar, keeping the conversation productive and goal-oriented: "I probably spend 25% of the time talking about past performance, and goals reached and past behavior, but I like to focus more on what are the strengths, what are weaknesses and where the potential is."

With the future in mind, Chavez points out that a transparent, frequent and collaborative review process could prevent promising talent from leaving down the road. It can even have ripple effects across an organization, according to Donovan, who saw that workers had a clearer vision of their goals when she transitioned to more continuous feedback.

"As a result of our laser-focus on more frequent performance conversations, our employees have a roadmap of what needs to be done and when, and this approach lends itself to higher productivity and a general sense of purpose across the board," Donovan wrote.
