Pandemic Takes a Toll on Employees’ Emotional Well-Being
As the coronavirus pandemic has made working from home a new norm, some employees are facing many challenges whether it be emotionally or mentally. Read this blog post to learn more.
Mental health issues in the workplace have been an area of concern for some time, but with the COVID-19 crisis, the emotional challenges employees are confronting have spiked.
"The coronavirus pandemic has made employees' mental health top-of-mind for employers, as many working adults are feeling a sense of uncertainty," said Nancy Reardon, chief strategy and product officer at Maestro Health, a benefits-management software firm based in Chicago.
Employees are feeling stress and experiencing significant change. They may:
- Be concerned about the stability of their jobs.
- Have been asked to work from home—or required to come onsite despite heightened health risks.
- Be juggling child and elder care issues and responsibilities.
"Having to care for a disabled child, elderly parents or multiple children can be additional stressors that can affect an employee's emotional and physical well-being, especially as many day cares, community agencies and medical offices are being closed," said Kamilah Thomas, a licensed clinical social worker with KBT Counseling and Consulting in Bellaire, Texas.
Anyone could experience crippling levels of stress and anxiety now, so it's important for HR professionals and people managers to be alert to signs that may indicate employees are struggling to cope.
Signs to Watch For
Nate Masterson, HR manager for personal care products company Maple Holistics in Farmingdale, N.J., suggests managers be on the lookout for potential erratic work hours or lack of availability. These may be indications that something is wrong.
"Now, more than ever, it's important to stay on top of employee productivity, not in terms of the company's success, but for employee well-being," even—or especially—if employees are working at home, Masterson said. "It's important to come from a place of concern for health rather than business advancement during this challenging time."
Thomas encourages employers to be alert to "frequent physical complaints, increased anger or irritability, persistent sadness, excessive worrying, poor sleep patterns, suicidal thoughts, increase in substance use, impulsivity or reckless behavior."
Those changes are not always easy to notice when workers are onsite, much less when supervising remote workers. Check in regularly with teleworkers by phone or video conferencing, which provides an opportunity to gauge and respond to these concerns.
What Should HR Do to Ensure Employees Have the Support They Need?
One of the most important things leaders can do is provide an employee assistance program (EAP) or health plan with good mental health coverage, said Aimee Daramus, a licensed clinical psychologist in Chicago. If an EAP is part of the benefits package, now is a good time to remind employees of the availability of such services.
"Companies can also make lists of local mental health resources like therapists, psychiatrists, suicide hotlines, or meditation and yoga classes," she said.
HR professionals can help employees feel supported by role-modeling "the ability to say, 'I'm feeling some anxiety right now,' or other words that normalize talking about mental health," Daramus said. "People will feel less stressed just because they don't have to keep their problems a secret."
Even simply allowing them to talk about their concerns and emotions can help, said clinical psychologist George Vergolias, medical director of R3 Continuum, a behavioral health consultancy in Minneapolis. "HR professionals should strive for early and often communication to employees, including honest and transparent information about what you know and what you don't know" about issues such as job security, as the situation develops.
Employees Working Onsite
Employees still working onsite in industries such as health care, retail, food services and critical manufacturing operations will have different needs than those working from home. Those onsite may have worries about being infected by co-workers or customers. Amazon warehouse employees' concerns on these matters have been much in the news, as an example.
HR leaders and people managers should encourage and support these employees and communicate with them regularly about the safety precautions they are taking and encouraging employees to take. Employees should not report to work if they are experiencing symptoms. Employers may want to screen employees for fever or other symptoms and ask them to go home if necessary.
Employees Working from Home
Employees working from home have additional concerns. Many may not have experience working remotely—or may not be comfortable with it. Some may be dealing with caring for children or others who also are at home. Feelings of isolation may be common.
To support workers at home, Reardon suggests, HR professionals and managers can encourage them to go outside for a walk or to take lunch in another room to get a mental break during the day.
"Another good reminder for employees is to take care of their physical self by drinking a lot of water and eating healthy foods, which can reduce stress and keep employees mentally alert during the workday," she said.
In addition, employers can also encourage home-based workers to take time for their families. "Taking a break from work to walk your dog with your daughter or teach your son math are not only ways working parents can keep their children occupied since they're not in school, but also good mental reminders to prioritize the overall well-being of family members during this time," Reardon said.
Innovative Approaches
These are different times, and everybody is feeling their way through them. It's important to think creatively about supporting employees wherever they are.
At Denver-based Paladina Health, which manages primary care practices, Chief People Officer Allison Velez said that virtual 15-minute meditations are being offered each morning. Teammates who miss the meditation can log in later for a replay.
"The old rules may not apply," Velez said. "This is the time for HR to reinvent themselves. If your old policies and programs aren't meeting the current needs of your teammates, change them." Paladina also has revamped its traditional paid-time-off (PTO) program to create new flexible options like PTO donations to colleagues and allowing employees to borrow against future PTO time they haven't yet accrued.
Diana Vienne, senior partner with Notion Consulting in New York City, offers some ideas for HR professionals to help employees cope:
- Host virtual manager meetups that help support front-line leaders with tips and tricks for managing through this change.
- Offer online toolkits and resources so all employees have what they need to operate productively.
- Conduct a quick round of check-ins from participants at the beginning of every virtual meeting to see what's on people's minds, personally and professionally.
- Provide informal videos from leaders that are empathetic and talk personally about challenges that they understand people are going through.
- Encourage employees working remotely to take time for self-care and movement/exercise during the workday.
Most importantly, during these exceptionally stressful times, keep lines of communication open and remind employees regularly of the resources they have available to them. Remind them we are truly all in this together.

Virtual Presentations, Meetings Require New Approaches for Success
While working remotely has become the new norm for many employers and employees, it's important to keep a strong communication base, especially with team meetings and presentations. Read this blog post from SHRM on various strategies to succeed in leading online meetings.
As more people work from home, many are being asked to take on tasks and use technologies with which they have only a passing familiarity, such as leading team meetings and presenting online rather than in person.
SHRM Online spoke with experts about the different strategies required to succeed in those scenarios, as well as how to use the features embedded in videoconferencing and Web conferencing platforms.
Presenting Online
Giving presentations online rather than in person requires thinking about how to design PowerPoint slides, keep remote audiences engaged when they're facing more distractions and troubleshoot technology snafus that arise in these situations.
Pick up the pace. Attention spans dwindle during virtual presentations. "That doesn't mean you need to cut the amount of your presentation content, but rather that you spread it over more slides so there is more frequent on-screen change for audiences," said Roger Courville, a Portland, Ore.-based speaker and trainer who teaches people how to communicate online and is the author of The Virtual Presenter's Handbook (CreateSpace Independent Publishing Platform, 2009).
Be proactive in guiding audience attention. Presenters should assume that some people are multitasking during an online presentation, Courville said. "You have to ask what the audience is taking away if at times they only glance at what you're presenting," he said. "One thing you can do is make sure the titles on your slides are more descriptive and capture the main point of the slide."
Virtual presenters also should use their voices to guide viewer attention, said Andrew Dlugan, a communications and presentation skills trainer in Vancouver, British Columbia, Canada.
Don't rely only on slide pointers or annotation tools provided on Web conferencing platforms.
"What happens if some people aren't looking at their screens for a while?" he said. "A presenter might say something like 'What do you see below the picture of the woman on this slide?' or 'Look at the data on the right-hand portion of your slide.' "
Courville said presenters should monitor audience attention levels by checking whether people are actively participating on chat features or submitting questions during a moderated Q&A. Some Web conferencing platforms also have a feature called an attention indicator that detects the active application on audience members' screens. If a conference participant has switched to checking e-mail, for example, that tool would register the change. Courville said that while the tool shouldn't be used punitively, it can help presenters get a read on when attendees may be drifting away so they can switch tactics, such as by introducing an audience poll or a short Q&A.
Unnecessary flair can cause technical problems. The use of animation and complex transitions on slides might work well in person, but they can cause problems online, said Bethany Auck, founder and creative director of SlideRabbit, a presentation design and production company in Denver.
Web conferencing platforms handle slide upload and display differently, and experts say it's best to go simple when designing slides, keep file sizes low, and avoid the use of animations or complicated transition techniques between slides.
Consider slide contrast issues and viewer screen size. Assume that many will be viewing your online presentation from smaller laptop screens or even on mobile devices, said Ken Molay, president of Webinar Success, a Web conferencing training and consulting company in Cary, N.C. "Design your slides as if you're creating them for viewers in the back of a large auditorium," Molay said. "Use larger fonts and plenty of white space, and don't put things near the edges of your slides."
Keep in mind that you won't be able to see how your slides display on your audience's screens, and your viewers' computer settings for contrast, brightness and color may vary widely. "Remember that light colors can easily wash out online. Stick with high-contrast color designs, and avoid using subtle tone variations that can be difficult for virtual audiences to see," Molay said.
Leading Small-Group Virtual Meetings
Many of us have been conditioned to hold hourlong meetings, but experts say that standard should be reconsidered with today's new reality.
"One of the most powerful tools built into videoconferencing solutions is the instant meeting," Courville said. "You can easily set up virtual meetings and collaboration sessions in short blocks of time as needed. There are product development teams I know who hold 15-minute videoconferences every morning. The medium can be used as flexibly as a phone call."
Leaders, mute yourself when others are speaking. "Many of us use words like 'OK' or 'uh-huh' as confirmation that we're listening when others are speaking," Molay said. "But in an online meeting, especially if you're the leader or a person of higher authority, others often hear that and they stop talking, wondering if you wanted to interrupt to say something or even that they might have said something wrong. If you stay completely silent, it lets people complete their thoughts."
Not all technology platforms are created alike. If you haven't yet purchased a videoconferencing or Web conferencing platform (most major providers are offering discounts or free trial versions of products during the coronavirus outbreak), Molay said it's important to understand the differences between systems.
For example, the videoconferencing platform Zoom is among those that Molay said have a useful "push to talk" feature that is handy for small-group virtual meetings.
"Everyone enters the meeting in a default mute mode, but when they hold down the space bar, it opens up their microphone," he said. "It only stays open while it's pressed and people are speaking, like the old walkie-talkie."
Molay said the feature is good for group discussions in which everyone wants a chance to participate but a leader doesn't want all microphones open at once, since they're likely to pick up background noise when participants work from home.
You also may want to compare audience polling tools in different systems, Molay said. "Some only allow for a few response choices, while others offer more," he said. Many users will also likely want a polling feature that allows participants to select the best answer rather than all that apply, he said.
Question management tools—a helpful feature for more-structured and moderated Web conferences—also can vary by platform. These tools give session leaders a way to prioritize audience questions.
"If you have 100 people in a Web conference, you'll want a way to mark that certain questions might be a high priority to address on air versus a lower priority that you can follow up on later," Molay said. "Some platforms are better than others in how they allow you to reorder and organize questions."
He added that other key system features to evaluate are the number of participants allowed on video calls, ability to automatically record Web conferences for later viewing, and tools that allow you to easily edit recordings or create transcripts of online meetings.
Watch how you position yourself on webcam. Don't position yourself in front of bright windows, which will place you in shadows. Raise your laptop so the camera is at eye level or higher.
"Laptop webcams are sitting lower and often shoot straight up into your nostrils," Molay said. "That's not the best look for most people."
Troubleshooting Technical Problems
People will inevitably experience problems with video, audio transmission or other functions in virtual settings. "The first thing to do is isolate whether it's just that person having the issue or everyone," Courville said. "In most cases it's just one person, but you usually don't want to stop the whole meeting or presentation just because one person is having a problem."
Molay said leaders can afford to spend only a limited amount of time trying to fix an individual's issues. "It's easy to focus on squeaky wheels in online settings, but you don't want to slow down 30 people to satisfy one person."
Meeting leaders also can mute and unmute participants on most platforms if people are having technical issues and bothering others, Courville said.
Auck, SlideRabbit's founder, said one tactic she uses when leading virtual presentations or workshops is to keep a second computer in view and log in as an attendee. "It won't account for all of the variables of people logging in remotely, but you'll have a tighter view of any lag in how your slides are advancing for viewers," she said.
Mike Fasciani, senior research director at research and advisory firm Gartner, said employees who reside in bandwidth-challenged areas can take steps such as turning off video and joining meetings using dial-in audio options while still seeing the content that's being shared through a browser.
Remote workers also can use their 4G-enabled smartphones rather than laptops or desktops in virtual meetings, he said. "Many video-meeting and workstream collaboration applications were built with a mobile-first design intent and so work as well as, if not better than, the desktop and Web client access," he said.

Working remotely is becoming a trend across many companies, and with that may come a lack of communication between employees and employers. Being intentional with communication strategies is necessary, especially to overcome different challenges that may arise within the working remotely environment. Technology makes it easier than ever to work from home, but it’s not the most important ingredient for managing a productive remote workforce.
While full-time remote work is still uncommon, employers are using the benefit to help their workforce achieve better work-life balance. Last year, 69% of employers allowed employees to work from home as needed, according to the Society for Human Resource Management’s 2019 Benefits Survey. And 42% of employers agree to let workers do it part-time, or select days of the workweek. As this perk continues to trend, it’s crucial for employers to adopt a strategy for managing people they don’t see every day.
“As a manager, people skills are crucial when your team isn’t working in the same space,” says Melissa Marcello, associate vice president at Champlain College Online — a Vermont-based employer with a large remote workforce. “When you’re relying on technology to get the work done, you really need to be intentional about your communication strategy to be successful.”
Marcello spoke with Employee Benefit News about best practices for managing remote workers.
What are some of the challenges of having a remote workforce?
While working from home gives employees the flexibility to live wherever they want and maintain better work-life balance, it can be challenging for managers to monitor everyone. Communication has to be more proactive when you can’t walk over to someone’s desk to talk about a project. Teams also need to be more organized and set clear deadlines when team members are working in different time zones.
What strategies do employers need to manage a remote workforce?
Good management skills need to be even more pronounced when you’re managing a team scattered all over the country. Managers need to have a clear vision and set clear goals to make sure everyone on the team is successful. They also need to put effort into developing relationships with individual team members and the group.
How do managers foster relationships with remote workers?
By checking in with them regularly, whether it’s by instant messaging, video conferencing or phone calls. And don’t just talk about work; ask them about what’s going on in their personal lives and about their interests. Send them funny videos over instant messaging. None of these things are wasting time. It’s what you’d do if you saw them every day in an office setting. These are the little things that build strong teams.
What tools do you need to successfully incorporate remote workers?
You need to have a space where everyone can participate in projects even when you’re not all together at the same place, or time zone, working on something. There are many digital platforms that accomplish this; our organization has been successful using G Suite.
It’s one thing to have the tools. It’s another thing to set expectations on how we use those tools and when to provide feedback. A good manager is able to harness digital tools and set the norms for a team, even if they’re in different locations.
How can remote employees ensure they remain productive?
Creating a sacred, designated work space in the home is really helpful. Claim a room in the house where you can shut the door and be dedicated to work, so everyone in the house knows you need to focus. If that’s not an option, coworking spaces are becoming increasingly popular — and you don’t have to worry about keeping your personal life and work separate.

Section 6055/6056 Reporting. Employers must file Forms 1094-B and 1095-B, and Forms 1094-C and 1095-C with the IRS by February 28, 2020 if they are filed on paper.
Form 1099-R Paper Filing. Employers must file Form 1099-R with the IRS by February 28, 2020 if they are filed on paper.
CMS Medicare Part D Disclosure. Employers that provide prescription drug coverage must disclose to the CMS whether the plan’s prescription drug coverage is creditable or non-creditable.
Summary of Material Modifications Distribution. Employers who offer a group health plan that is subject to ERISA must distribute a SMM for plan changes that were adopted at the beginning of the year that are material reductions in plan benefits or services.
Section 6055/6056 Individual Statements (2019 EXTENDED DEADLINE). Applicable large employers (ALEs) that sponsor self-insured health plans must disclose information about plan coverage to covered employees each year. This deadline was extended from January 31, 2020, to March 2, 2020, this year by the IRS.
ADP/ACP Refunds. Corrective refunds for a failed ADP/ACP test must be made by March 15, 2020, to avoid 10 percent excise tax penalties.
Section 6055/6056 Reporting (Electronic Filing Deadline). Applicable large employers (ALEs) that sponsor self-insured health plans are required by Internal Revenue Code Sections 6055 and 6056 to report information about the coverage to the IRS yearly. IRS Forms 1094-C and 1095-C are used to report coverage information. March 31, 2020, is the deadline to submit these forms if employers are filing electronically.
COBRA General Notice. Employers who provide group health plans must provide a written General Notice of COBRA rights to all covered employees and spouses (if applicable). This notice must be provided 90 days after health plan coverage begins.
Summary Plan Description (SPD). Employers who offer group health plans that are subject to ERISA must provide Summary Plan Descriptions (SPD) to employees who newly enrolled at the beginning of the plan year.
Form 1099-R (Electronic Filing Deadline). Employers must file Form 1099-R with the IRS by March 31, 2020, if they are filed electronically.
Form 5330. The Form 5330 excise tax return and payment for excess 2018 ADP/ACP contributions are due March 31, 2020.

The New Analytics of Workplace Culture
Workplace cultures vary significantly depending on the workplace itself. With new technology and various ways to analyze employees' viewpoints on their workplaces' culture, new ways are being implemented to analyze and measure cultures around different businesses. Read this blog post to learn more about different methods to process employees' thoughts behind their workplace culture.
A business's culture can catalyze or undermine success. Yet the tools available for measuring it—namely, employee surveys and questionnaires—have significant shortcomings. Employee self-reports are often unreliable. The values and beliefs that people say are important to them, for example, are often not reflected in how they actually behave. Moreover, surveys provide static, or at best episodic, snapshots of organizations that are constantly evolving. And they're limited by researchers' tendency to assume that distinctive and idiosyncratic cultures can be neatly categorized into a few common types.
Our research focuses on a new method for assessing and measuring organizational culture. We used big-data processing to mine the ubiquitous "digital traces" of culture in electronic communications, such as emails, Slack messages and Glassdoor reviews. By studying the language employees use in these communications, we can measure how culture actually influences their thoughts and behavior at work.
In one study, two of us partnered with a midsize technology company to assess the degree of cultural fit between employees and their colleagues on the basis of similarity of linguistic style expressed in internal email messages. In a separate study, two of us analyzed the content of Slack messages exchanged among members of nearly 120 software development teams. We examined the diversity of thoughts, ideas and meaning expressed by team members and then measured whether it was beneficial or detrimental to team performance. We also partnered with employer-review website Glassdoor to analyze how employees talk about their organizations' culture in anonymous reviews to examine the effects of cultural diversity on organizational efficiency and innovation.
The explosion of digital trace data such as emails and Slack communications—together with the availability of computational methods that are faster, cheaper and easier to use—has ushered in a new scientific approach to measuring culture. Our computational-lingustics approach is challenging prevailing assumptions in the field of people analytics and revealing novel insights about how managers can harness culture as a strategic resource. We believe that with appropriate measures to safeguard employee privacy and minimize algorithmic bias it holds great promise as a tool for managers grappling with culture issues in their firms.
The Studies
Our recent studies have focused on cultural fit versus adaptability, the pros and cons of fitting in, cognitive diversity and the effects of diversity on organizational performance. Let's look at each in detail.
Fit versus adaptability. When managers think about hiring for cultural fit, they focus almost exclusively on whether candidates reflect the values, norms and behaviors of the team or organization as it currently exists. They often fail to consider cultural adaptability—the ability to rapidly learn and conform to organizational cultural norms as they change over time. In a recent study two of us conducted with Stanford's V. Govind Manian and Christopher Potts, we analyzed how cultural fit and cultural adaptability affected individual performance at a high-tech company by comparing linguistic styles expressed in more than 10 million internal email messages exchanged over five years among 601 employees. For example, we looked at the extent to which an employee used swear words when communicating with colleagues who themselves cursed frequently or used personal pronouns ("we" or "I") that matched those used by her peer group. We also tracked how employees adapted to their peers' cultural conventions over time.
We found, as expected, that a high level of cultural fit led to more promotions, more-favorable performance evaluations, higher bonuses and fewer involuntary departures. Cultural adaptability, however, turned out to be even more important for success. Employees who could quickly adapt to cultural norms as they changed over time were more successful than employees who exhibited high cultural fit when first hired. These cultural "adapters" were better able to maintain fit when cultural norms changed or evolved, which is common in organizations operating in fast-moving, dynamic environments.
These results suggest that the process of cultural alignment does not end at the point of hire. Indeed, our study also found that employees followed distinct enculturation trajectories—at certain times in their tenure demonstrating more cultural fit with colleagues and at other times less. Most eventually adapted to the behavioral norms of their peers, and those who stayed at their company exhibited increasing cultural fit over time. Employees who were eventually terminated were those who had been unable to adapt to the culture. Employees who left voluntarily were the most fascinating: They quickly adapted culturally early in their tenures but drifted out of step later on and were likely to leave the firm once they became cultural outsiders.
To further assess how cultural fit and adaptability affect performance, Berkeley's Jennifer Chatman and Richard Lu and two of us surveyed employees at the same high-tech company to measure value congruence (the extent to which employees' core values and beliefs about a desirable workplace fit with their peers) and perceptual congruence (how well employees can read the "cultural code" by accurately reporting the values held by peers). We found that value congruence is predictive of retention—employees with it are less likely to voluntarily leave the company—but is unrelated to job performance. We found that the opposite is true of perceptual congruence: It is predictive of higher job performance but unrelated to retention. These results suggest that companies striving to foster a stable and committed workforce should focus on hiring candidates who share similar values with current employees. Employers needing people who can quickly assimilate and be productive should pay greater attention to candidates who demonstrate the ability to adapt to new cultural contexts.
The benefits of not fitting in. When might it better to hire a cultural misfit? People who see the world differently and have diverse ideas and perspectives often bring creativity and innovation to an organization. But because of their outsider status, they may struggle to have their ideas recognized by colleagues as legitimate. In a recent study two of us conducted with V. Govind Manian, Christopher Potts, and William Monroe, we compared employees' levels of cultural fit with the extent to which they served as a bridge between otherwise disconnected groups in the firm's internal communication network. For instance, an employee might have connections with colleagues that bridge both the engineering and sales departments, allowing her to access and pass on a greater variety of information and ideas.
Consistent with prior work, we found that cultural fit was, on average, positively associated with career success. The benefits of fitting in culturally were especially great for individuals who served as network bridges. When traversing the boundary between engineering and sales, for example, they could hold their own in technical banter with the former and in customer-oriented discourse with the latter. People who attempted to span boundaries but could not display cultural ambidexterity were especially penalized: They were seen as both cultural outsiders and social outsiders without clear membership in any particular social clique. However, we also identified a set of individuals who benefited from being cultural misfits: those who did not have networks spanning disparate groups but instead had strong connections within a defined social clique. By building trusting social bonds with colleagues, they were able to overcome their outsider status and leverage their distinctiveness. These results suggest that an effective hiring strategy should strive for a portfolio of both conformists—or at least those who can rapidly adapt to a company's changing culture—and cultural misfits.
Cognitive diversity. Proponents of cultural diversity in teams presume that it leads to cognitive diversity; that is, diversity in thoughts and ideas. But the findings about whether cognitive diversity helps or hinders team performance are inconclusive. Part of the problem is that these studies use imperfect proxies for cognitive diversity, such as diversity in demographics, personalities or self-reported beliefs and values. Moreover, this line of research has rarely looked at how diversity is actually expressed in communications and interactions, which is problematic given that team members are sometimes reluctant to share their real feelings and opinions. Finally, cognitive diversity is often assumed to be static, even though we know team dynamics frequently change over a project's life cycle.
In a new study, which two of us conducted with Stanford researchers Katharina Lix and Melissa Valentine, we overcame these challenges by analyzing the content of Slack messages exchanged among team members of 117 remote software-development teams. We identified instances when team members discussing similar topics used diverse meanings, perspectives and styles, and then analyzed the impact of that diversity on performance. For example, in discussions of customer requirements, different interpretations of the desired look and feel of the user interface in some cases led developers to talk past one another and fail to coordinate, but in other cases sparked creative new ideas.
Our results indicate that the performance consequences of cognitive diversity vary as a function of project milestone stages. In the early stages, when the team is defining the problem at hand, diversity lowers the chances of successfully meeting milestones. During middle stages, when the team is most likely to be engaged in ideation, diversity increases the likelihood of team success. Diversity becomes an obstacle again toward the end of a project, when the team is deep into execution.
Cultural diversity and the organization as a whole. We've seen that there are trade-offs associated with diversity in teams, but how does it affect the performance of entire organizations? Conventional wisdom holds that firms must choose between a homogeneous, efficient culture and a diverse, innovative culture. A homogeneous culture improves efficiency and coordination, the theory goes, because employees agree about the norms and beliefs guiding work, but the benefits come at the expense of fewer novel ideas about how to accomplish tasks. In contrast, a heterogeneous culture sacrifices the benefits of consensus in favor of healthy disagreement among employees that can promote adaptability and innovation. The evidence supporting this thinking, however, is scant and inconclusive.
In a recent study, we analyzed the language that employees used when describing their organization's culture (for example, "our culture is collaborative," "our culture is entrepreneurial," and so on) in anonymous reviews of nearly 500 publicly traded companies on Glassdoor. We first measured the level of interpersonal cultural diversity, or disagreement among employees about the norms and beliefs characterizing the organization. We found that interpersonal cultural diversity makes it difficult for employees to coordinate with one another and reduces the organization's efficiency as measured by return on assets.
We then measured the organizations' level of intrapersonal cultural diversity. Those with high intrapersonal cultural diversity had employees with a large number of cultural ideas and beliefs about how to accomplish tasks within the company (measured as the average number of cultural topics that employees discussed in their Glassdoor reviews). For instance, employees at Netflix conceptualized the work culture in terms of autonomy, responsibility, collaboration and intense internal competition. We found that organizations with greater intrapersonal cultural diversity had higher market valuations and produced more and higher-quality intellectual property via patenting, evidence that their employees' diverse ideas about how to do work led them to be more creative and innovative.
This suggests that organizations may be able to resolve the assumed trade-off between efficiency and innovation by encouraging diverse cultural ideas while fostering agreement among employees about the importance of a common set of organizational norms and beliefs. Again, consider Netflix: Although "multicultural" employees contributed to the company's diverse culture and drove innovation, the culture was nonetheless anchored by core shared beliefs, such as the importance of radical transparency and accountability, which help employees coordinate and work efficiently.
Implications for Practice
How can these findings inform leaders' understanding of culture as a tool for improving the performance of employees, teams and the broader organization?
First, managers can increase retention by hiring candidates whose core values and beliefs about a desirable workplace align well with those of current employees. However, too much emphasis on cultural fit can stifle diversity and cause managers to overlook promising candidates with unique perspectives. Hiring managers should look for candidates who demonstrate cultural adaptability, as these employees may be better able to adjust to the inevitable cultural changes that occur as organizations navigate increasingly dynamic markets and an evolving workforce.
Hiring managers should also not overlook cultural misfits. They can be wellsprings of creativity and innovation. But to make sure they flourish inside the organization, managers should consider assigning them to roles in which they are likely to develop strong connections within particular social groups. That's because misfits need the trust and support of colleagues to be seen as quirky innovators rather than outlandish outsiders.
Second, leaders should be mindful that the expression of diverse perspectives in teams needs to be managed. Cognitive diversity is essential for generating novel, innovative solutions to complex problems, especially during the planning and ideation phases of a project. However, the expression of diverse perspectives can quickly become a liability when the team needs to focus on execution and meet looming deadlines. It is during these times that team members have to unify around a common interpretation of the problem and come to agreement about what needs to get done to solve it. Leaders must be adept at switching back and forth, learning when and how to promote the expression of divergent opinions and meanings and when to create a context for convergence.
An important distinction is warranted here. The term "diversity" is often used to connote variation in the demographic makeup of a firm's workforce. This has been particularly the case in recent years, as companies have tackled pernicious problems such as the underrepresentation of women and minorities in decision-making positions in organizations. In our work, we use "cultural diversity" to refer to variation in people's beliefs and normative expectations, irrespective of their demographic composition. As we pointed out earlier, demographic and cultural diversity are related, but a demographically homogenous group may be culturally diverse, and vice versa. Our research on cultural diversity is relevant to but ultimately independent of efforts to increase gender, race and ethnic diversity in firms.
Third, leaders should foster a culture that is diverse yet consensual in order to promote both innovation and efficiency. Such a culture is composed of multicultural employees who each subscribe to a variety of norms and beliefs about how to do work. These diverse ideas help employees excel at complex tasks, such as dreaming up the next groundbreaking innovation. Managers should encourage employees to experiment with different ways of working—extensive collaboration for some tasks, for example, and intense competition for others. At the same time, a culture should also be consensual in that employees agree on a common set of cultural norms—shared understandings—that helps them successfully coordinate with one another. Leaders can signal the importance of these norms during onboarding and in everyday interactions, just as leaders at Netflix do by rewarding employees for sharing their mistakes with colleagues in order to promote beliefs about the value of transparency.
A New Management Tool
Many of the tools we used in these studies are off-the-shelf products, and there is great potential for managers to use them to help solve practical challenges inside organizations. For instance, Stanford Ph.D. candidate Anjali Bhatt is working with two of us to demonstrate how language-based culture measures can be used to anticipate the pain points of post-merger integration. We are studying the merger of three retail banks, and analysis of emails has revealed stark differences in the rates of cultural assimilation among individuals. Such tools can be used diagnostically to assess the cultural alignment between firms during premerger due diligence, as well as prescriptively during integration to identify where and how to focus managerial interventions.
Yet the accessibility of these tools also raises important ethical concerns. In our work, we maintain strict employee confidentiality, meaning that neither we nor the organization is able to link any employee to any specific communication used in our studies. We also strongly advise against using these tools to select, reward or punish individual employees and teams, for at least four reasons: Accurately predicting individual and team performance is considerably more challenging than estimating average effects for broad types of individuals and teams; culture is only one of many factors influencing individual and team performance in organizations; algorithmic predictions often create a false sense of certainty in managers; and finally, giving any algorithm undue weight can have unintended consequences—for instance, exacerbating human biases that negatively affect women and members of underrepresented social groups.
Algorithms make estimates, but it is ultimately humans' responsibility to make informed judgments using them. Managers must be vigilant about keeping metadata anonymous and must regularly audit algorithmic decision-making for bias to ensure that the use of language-based tools does not have unintended adverse consequences on culture itself—for instance, by breeding employee distrust.
These important ethical questions notwithstanding, we believe that these tools will continue to generate insights that allow managers to finally manage the culture as a strategic resource, and ultimately lead to more culturally diverse and inclusive teams and organizations.

Need a Morale Booster? Therapy Dogs Can Help
Work is stressful by itself, but with added layers of stress from having to process outside emotions and hardships, it becomes difficult to give the best service that is should be offered. Allowing a therapy dog in the workplace can help employees reduce stress, and become calmer throughout the day. Read this blog post to learn more about how therapy dogs in the workplace can be beneficial to the work environment.
The Evergreen Health services facility in Buffalo, N.Y., is buzzing with anticipation several days before Stella arrives. Some staff even seek out Matthew Sydor, the director of housing and retention services at the health care agency, days ahead of time to confirm her arrival. Others have requested a calendar invite from him so they can plan their day around her visit.
The middle-aged golden retriever is a certified therapy dog, and her visits are a hit with employees.
Therapy dogs are common in what Sydor describes as the "helping" fields. Bringing therapy dogs into any workplace, he says, is an opportunity to break up the day for employees and give them something to look forward to at no cost.
"At our agency we work with many people who have gone through traumatic experiences. All work is stressful, but layers of stress are added when you are helping others to process their own emotions and hardships," he explained. "The compounding stress makes it difficult to best serve our patients at a high level. Having a therapy dog in the building helps staff to participate in a self-care activity."
Stella's owner, Krista Vince Garland, Ph.D., is an associate professor of exceptional learning at Buffalo State College. The pair specializes in animal-assisted interventions in educational settings but are receiving an increasing number of requests to visit local workplaces.
"Everyone who visits Stella has the same comments: 'I feel so much better. She's brightened my day,' " Vince Garland said. "Aetna also did a study in 2017 that shows tremendous promise on the benefits of therapy dogs in the workplace. Employee sick days were down, morale was up and interactions among co-workers increased."
Having dogs in the workplace isn't a new concept, but it's a concept that hasn't been widely embraced. Only about 11 percent of companies in the United States allow pets in the office, according to the Society for Human Resource Management Employee Benefits 2019 survey.
Paul LeBlanc is the founder and CEO of Zogics, a Massachusetts-based fitness, cleaning and body care company. S'Bu, a Rhodesian Ridgeback, was LeBlanc's first employee.
"When you look at [Inc. magazine's] list of best places to work, 47 percent of those companies allow dogs in the office," he said. "Studies have shown that petting a dog for five to 10 minutes causes a reduction of blood pressure and the dogs have calming effects on people."
But not all employers are ready to go "all-in" like Zogics. For these workplaces, therapy dogs are a viable alternative. Sydor and Vince Garland share insight into what has made their partnership successful and offer tips any business can use.
Communicate. No one likes a surprise, even if it's a friendly four-legged canine. Talk with staff first to address any questions or concerns. Arrange a quick meet-and-greet to give the dog a chance to get used to the environment before interacting with employees.
"This also gives the administrator a chance to touch the dog and make sure it is clean and well-groomed. Therapy dogs are required to have a bath within 24 hours of any visit," Vince Garland said.
Distributing a fact sheet helps with the introduction of a therapy team. Once a visit is established, send a reminder a day prior.
"I suggest telling your staff why you're bringing therapy dogs in and advertise it as much as possible to employees," Sydor said.
Verify credentials. Ask about the team's training. Certifications are not required of service dogs and emotional support dogs. However, therapy dogs must complete training. Stella is an American Kennel Club (AKC) Good Citizen and has earned certifications through Therapy Dogs International and the SPCA Erie County Paws for Love.
"There's a lot of fake information out there. If someone is shy about sharing that information, that's a clue that more discussion is needed," Vince Garland said.
Sydor added, "We found Krista and Stella through Erie County SPCA's Paws for Love, and it has been a great partnership. They hold liability insurance for any damage that may occur. All dogs are well-trained, and the handlers are consistent with how they conduct their work."
Acknowledge cultural differences. "Care must be taken to respect cultural sensitivities," Vince Garland said. "Some cultures regard dogs as unclean, others view dogs as nuisances, while others believe spirits may appear as animals."
Designate a point of contact. This person handles scheduling visits, interacting with the team, and confirming vaccinations and liability insurance. The ideal individual works well with people and is animal-friendly, according to Vince Garland.
Create a space for the team. Not everyone will embrace dogs. Designating space separate from the main workflow respects the space of those employees who choose not to interact with the dog.
"Evergreen has given us a room for visits," Vince Garland said. "By being out of the flow, we're able to meet with staff who are interested without making others feel uncomfortable."

Employers are now realizing that in order to attract and retain talent, they have to provide the best benefits. But, how do employees select the right benefits out of all the available options? Read the following blog post from Employee Benefit News for a few key factors to consider when choosing your benefits during open enrollment.
Even if you are a veteran in choosing employer-sponsored benefits, the landscape is shifting. Over the past years, we’ve seen changes to mental health counseling stipends, extended maternity/paternity leave and family building. Companies across industries are realizing that in order to attract and retain talent, they need to provide best in class benefits that save employers unforeseen costs in the long run, and shows employees that their employers are invested in their wellbeing — in and out of the office.
With all these available options and only a short window to select what’s right for you, here’s what should you look out for during open enrollment.
Which benefits matter to me?
The beauty of a diverse workforce is that employees may represent various walks of life. However, this means that not all benefits make sense for every person. Perhaps your boss is prioritizing childcare for his toddler while your colleague is looking to refinance student loans. Whatever your life circumstance, ask yourself, “Which benefits are most pertinent to my life and life goals in the coming year?”
For instance, fertility benefits may not be immediately attractive at first glance, even if you’re actively thinking about starting a family. But 1 in 8 couples will be impacted by infertility and treatment without coverage can be wildly expensive. It’s important to make sure you’re thinking critically and getting all the necessary information when browsing for your benefits. Rule of thumb: if this could impact you in the coming year, even if you’re not 100% sure, opt-in for coverage.
What’s actually covered?
During open enrollment, be sure to ask your benefits team about how robust each offering is and what’s included. A particular benefit may look like it has a lot to offer, but after further investigation, you may uncover restrictions, unforeseen out of pocket costs and other obstacles that may make it harder for you to utilize the benefit.
With fertility benefits, many conventional carriers offer coverage with a dollar maximum, meaning you’d max out on coverage before completing a full IVF cycle. Plus, there are additional costs outside of the basic IVF procedure, like diagnostic testing, medications, and genetic testing which may come with a hefty price tag you’d have to pay for. Without adequate coverage, many people have to make cost-based decisions, forgoing the technology they need to reach a successful outcome.
As an alternative, Progyny’s coverage is bundled, meaning your entire treatment event is covered and you do not have to worry about what is or is not included, or fear running out of coverage mid-way through. Many vendors have similar disruptive solutions to ensure they’re not leaving their members high and dry during difficult times.
When sifting through options, be sure you’re asking what’s covered and not covered under your plan. A lot of benefits may seem expansive, but make sure you’re getting the most out of the coverage that’s available to you. Ask: Are the best clinics in your area included in your plan as “in-network”? Once you’ve opted in for benefits during open enrollment, how do you access your benefit? How do you move forward with treatment? Does your benefit provide access to the doctors in your area? Since many of these offerings are complex and without proper onboarding, how can you be expected to understand the next steps?

Not sure where to start? If you are comfortable, speak with your colleagues. Seek out a company resource group to see if others have similar needs. This way you can help form a plan or a way to approach HR. Once you have an idea of what you need, talk to HR to explain why the proposed benefit would be pertinent to you and your colleagues. Employers understand that the key to keeping good talent is making sure they’re happy.
Open enrollment can be overwhelming but take advantage of the resources you have. Ask questions, do your research, and discuss the options with experts in your office. With an arsenal of helpful information at your disposal, open enrollment should be stress-free and get you excited for all of the incredible employer-sponsored benefits in your future.

Strategies for communicating with all five generations in the workforce
Did you know: Thirty-eight percent of Americans work for a boss who is younger than they are. According to the Labor Department and U.S. Census Bureau data, there are more employees over the age of 85 working than ever before. Read this article for strategies for communicating with all five generations in today's workforce.
The age gap in today’s workforce is getting increasingly wide. Just look at the Democratic primary for the nation’s highest office.
With Pete Buttigieg, 37, and Sen. Bernie Sanders, 78, running for president, the age range of the job applicants for the biggest job in the U.S. now spans four decades. There are also more workers over 85 working than ever before, according to Labor Department and U.S. Census Bureau data.
Here’s another fact: Today 38% of Americans work for a boss who is younger than they are, said Lindsey Pollak, author of “Remix: How to Lead and Succeed in the Multigenerational Workplace,” at the Atlantic’s Aging Up conference on Wednesday.
“This is the first time in our country's history that we have five distinct generations in the workplace,” said Pollak, who has spent more than 10 years researching and studying millennials. “They are the largest generation in the workplace. You've heard a lot from millennials today, but all of the rest of us are here too.”
“To succeed in this environment, however you approach it, you have to think about all of those generations,” she said.
How can employers win the war on talent with such a diverse age range in the modern workforce? Pollak uses the example of a music remix to frame various engagement strategies — an idea she got based on her interview of a DJ. For example, playing a remix of a classic song at a party could entice both the younger and older generations to get on the dance floor, she said.
“[The DJ] said the trick is to play a remix because the older people at the party recognize the classic and say I know that song. And they come and dance,” Pollak said. “The younger people recognize the remix… and they come and dance. So the solution to a five-generation workplace is not either-or. We did it the millennial way or we do it the boomer way. It's always about, how can we bring everybody together?“
Pollak offered three examples of how employers can appeal to multiple generations. The first centers on recruitment. Employers should recruit from across generations. One example was a solution by a pool and beach club in Galveston, Texas, which began recruiting older workers after they experienced a downturn in teenage applicants, she said.
“[The beach club] looked around and said, who really comes and swims here every day? It's the people over 50 who want a low-impact exercise,” she said. “And so they started putting up posters saying, do you want to turn your passion into a career?”
The idea worked. Lifeguard staff became people over 55 including one 83-year-old lifeguard, Pollak said.
A second strategy involves communication, she said. Asking employees about their preferred communication style is one key way to ease multigenerational differences.
“The simple [strategy] here is to not look for the one way that everybody wants to communicate. There isn't one. It depends on your personality. It depends on the work that you do. It depends on your personal preferences,” she said.
The solution is to simply get in the habit of asking everyone at work how they prefer to communicate. Asking employees their communication style of preference — whether that be over text, a phone call or social media — can help improve communication.
Employers should look for mentoring opportunities, along with reverse mentoring experiences, where younger workers can help guide older workers on new skills, she said.
“Mentoring is an example of a classic practice that should never go out of style. There is nothing old fashioned or outdated about mentoring,” she said.
Mentoring also goes in both directions. Junior staff may be more proficient using various apps, for instance, and be good candidates to train other colleagues. To have a successful multi-generational workforce, employers should consider input from employees in a variety of age groups.
“Think of yourself as having a multigenerational board of advisers,” Pollak said. “What if you had a person from each generation who was advising you on how to look at the world and how to think about your job and your career?”

What we know works
The key to engaging employees with benefits is to apply a strategic design thinking methodology, a planning method that starts with an understanding of an organization’s specific needs.
One size fits one, not all. In the past, efforts were made to make one program work for everyone, but every staff member in the workforce now expects answers for their individual needs, concerns and health risks. Offering flexible benefits or voluntary coverage is a powerful tool — and can help employers gain a productivity boost with a healthier, more engaged workforce.
Align benefits with the whole person. Benefits should align with all aspects of employees’ lives in order to truly support health, wellbeing and work-life balance. This includes the social systems they are part of, their passions, their work habits and personal life events. Nutrition advice, health literacy training and support for personal interests are all possibilities for boosting engagement, physical and emotional health and wellbeing.

Look at the data. Organizations have access to more health data than ever before — and technology makes it easier to analyze — but few employers are fully leveraging this information to design benefits that engage their employees. By analyzing and correlating demographic, health and employee-provided data from varied sources employers can identify which benefit programs workers truly value — and which deliver value.
Use both new and traditional channels to communicate. Organizations must actively market benefits to employees using engaging, relevant and timely communications. Companies can also communicate through technology.
When staff have access to benefits that best support their individual health and wellbeing, organizations will benefit.

Putting Humanity into HR Compliance: 3 Steps to Active Listening
How is your HR department communicating with your employees? One of the most common complaints people hear about HR professionals is that they don't listen. Read this blog post from SHRM for three practices of active listening.
When I work with executives and managers, a common complaint I hear about HR professionals is "They don't listen. They just tell."
So when I work with HR professionals, I encourage them to adopt three practices of active listening:
- The period-to-question-mark ratio.
- The EAAR listening method.
- Confront, then question.
The Period-to-Question-Mark Ratio
When you're engaged in a conversation, what's the ratio of your sentences that end with periods to those that end with question marks? If you're like most people, the ratio is overwhelmingly tilted toward sentences that end with periods. This could show that you are telling people what to do more often than you are looking for consensus on how to solve a problem. When you engage in a discussion with an executive, manager or employee, keep the ratio in mind. Strive to correct the imbalance by making yourself ask questions. The fact that you ask matters more than what the question is.
People I've coached have found that keeping the ratio in mind acts as a self-regulating device to ask more questions.
The EAAR Listening Method
E: Explore
A: Acknowledge
A: Apply
R: Response
It's a sequence. Begin the discussion with an exploratory, open-ended question: "Ms. Manager, what are the reasons that led you to conclude Mr. Employee should be fired?" "Tell me more." "Please share some examples." "Help me understand."
Once you've explored the other person's position and reasons for it, move to acknowledgment. Get the person to acknowledge that you understand his or her point. "So, Ms. Manager, if I understand you correctly, you believe Mr. Employee should be terminated because of the following reasons… Is that correct?
Although critical, the acknowledge step is often overlooked. Instead of confirming the understanding, the listener makes an assumption, which often proves erroneous and leads to unnecessary conflict. The EAAR method eliminates this possibility. If the person says, "No, that's not my position," simply go back to the exploration step: "I'm sorry. Please explain what I missed."
In your response, apply portions of what the person said, even actual words the person used. Even if your response isn't substantively what the person originally sought, this approach creates optimal conditions for acceptance.
"Ms. Manager, I agree with you that Mr. Employee's behavior is unacceptable. What you described [list the employee's actions] makes a compelling case. However, because of the following reasons, I think termination now would be premature and present undue legal risk.
"Nevertheless, I'm happy to work with you on an intervention strategy. If Mr. Employee is willing and able to close the gap in your legitimate management expectations, he will do so. If not, we will be in a much stronger position to terminate his employment, and I will support you."
Many HR professionals have told me that when they've used the EAAR method, conversations they feared would turn ugly became positive. Instead of a clash of wills and arguments, the discussion became collaborative and solution-oriented.
Confront, Then Question
What if you are the bearer of bad news? You must deliver a message you know won't make the recipient happy.
The approach here is to confront, then question. Make a short opening statement. State your position succinctly and without elaboration. Next, switch to question mode.
You can think of this approach as beginning the EAAR method with a short opening response to frame the conversation.
"Mr. Executive, based on our investigation, we found that Mr. Employee in your department engaged in actions that violate our anti-harassment policy. Although we understand he has been with the company for a long time and is one of your best performers, given the seriousness of the misconduct, we believe the appropriate action is termination of his employment."
Next, go to question mode: "What do you think?" "What questions do you have?" "How do you see things at this point?"
Assuming the executive doesn't respond by saying "Great idea! Go for it!" and wants to argue his or her point, pivot to exploration and start the EAAR process at that point. "I want to make sure I understand you, so please tell me what you agree with, what you disagree with and your reasons."
After that comes your acknowledgment: "Let me make sure I understand you. You agree that Mr. Employee's behavior was unacceptable and violated policy. However, you disagree that the proper remedy is termination. Instead, you recommend a suspension and written warning for these reasons. [List the reasons.] Is that accurate?"
Now you're ready to apply. From what the executive said, extract what you can use in your response.
"I appreciate the fact that you support our investigation and finding of misconduct. Our only disagreement is the appropriate remedy. Your points about Mr. Employee's long service and stellar performance are valid. Yet for these reasons [list them], I still believe termination is called for. How do you suggest we resolve our differing views? For example, should we present them to the CEO and let her decide?"
These types of conversations can go in all sorts of directions, including ones you don't anticipate. That's OK, so long as you don't lose sight of the value of questions during a dispute.
Avoid cross-examination questions, such as "Isn't it true that … ?" Your questions should not state or imply your view. They should be curiosity-based, as you're genuinely trying to find out what the other person thinks.
The confront-then-question approach allows you to go directly to the heart of the matter. Even if you sense rising tension and hostility, the negative emotions will soon be arrested by your open-ended, exploratory questions.
When HR professionals make a commitment to active listening, executives, managers and employees become their biggest fans instead of being their biggest critics.
