The foundation of any high-performing culture is always a strategic compensation and benefits package. Employee engagement at any company requires the involvement of the HR department — and one way HR teams can boost engagement is by developing a holistic benefits package.

Creating a benefits plan that suits a diverse multi-generational staff is key to keeping staff engaged at every age and in every department. What were once non-traditional benefits are now becoming mainstream. For example, offering student loan repayment plans instead of 401(k) incentives to motivate younger staff, or voluntary benefit choices for employees with specific health issues.

Even the way an office is ergonomically designed can benefit employees. Adding a walking treadmill or offering a standing desk option helps foster productive work, which directly leads to greater employee satisfaction.

This is a complex equation, and getting it right is challenging. We have hard, candid conversations with employers surrounding what enjoyable, relevant work means. From there, we can establish the purpose behind engagement, creating goals and strategies that offer recognition, growth and the opportunity to voice ideas.

Employees want holistic support for their overall health and wellbeing. Employers are expanding their view of employee benefits to include many more aspects of health and wellbeing — from work environment, convenience services and onsite facilities, to attendance and leave policies, flexible work arrangements and organizational discounts.

What do employers gain from these benefits? A healthy, adaptable and engaged workforce prepared for the future of work and ready to drive business success.

What we know works

The key to engaging employees with benefits is to apply a strategic design thinking methodology, a planning method that starts with an understanding of an organization’s specific needs.

One size fits one, not all. In the past, efforts were made to make one program work for everyone, but every staff member in the workforce now expects answers for their individual needs, concerns and health risks. Offering flexible benefits or voluntary coverage is a powerful tool — and can help employers gain a productivity boost with a healthier, more engaged workforce.

Align benefits with the whole person. Benefits should align with all aspects of employees’ lives in order to truly support health, wellbeing and work-life balance. This includes the social systems they are part of, their passions, their work habits and personal life events. Nutrition advice, health literacy training and support for personal interests are all possibilities for boosting engagement, physical and emotional health and wellbeing.

Look at the data. Organizations have access to more health data than ever before — and technology makes it easier to analyze — but few employers are fully leveraging this information to design benefits that engage their employees. By analyzing and correlating demographic, health and employee-provided data from varied sources employers can identify which benefit programs workers truly value — and which deliver value.

Use both new and traditional channels to communicate. Organizations must actively market benefits to employees using engaging, relevant and timely communications. Companies can also communicate through technology.

When staff have access to benefits that best support their individual health and wellbeing, organizations will benefit.

Strategies to promote emotional well-being in the workplace

According to the National Alliance on Mental Health, one in five adults experiences some form of mental illness during the year. Research has shown that 90 percent of employees perform better when they address mental health. Read the following article to learn more about how to promote emotional well-being at work.


Employers are taking a greater interest in their employees’ well-being by promoting emotional wellness at work.

Wellness programs are offered by 58% of employers, according to data from the Society for Human Resource Management. There are mutual benefits to be reaped by the employer and employees when an organization looks to support its workers’ emotional wellness.

About 90% of employees perform better when they address mental health, but only 41% feel comfortable bringing it up during a check-in, according to data from 15Five, a software company that specializes in gathering employee feedback.

One in five American adults experiences some form of mental illness in any given year, according to the National Alliance on Mental Health. Additionally, one in every 25 adults is living with a serious mental health condition such as schizophrenia, bipolar disorder or long-term recurrent major depression.

Employees are demanding better mental health benefits from their employers and some of them are listening. In September, coffee giant Starbucks announced that it is taking steps to improve its employees’ mental health with a new long-term initiative that includes an enhanced employee assistance program and mental health training for store managers.

Only 25% of U.S.-based managers, across a variety of industries, have been trained to refer employees to mental health resources, according to SHRM. Employers including PNC and Ocean Spray are also investing in benefits to address mental health.

By investing in emotional and mental wellness benefits, employers are creating a human-centric workforce that drives retention, productivity and engagement, says Heidi Collins, vice president of people operations at 15Five. A key part in achieving this to create a culture that normalizes conversations about mental health.

Collins spoke with Employee Benefit News about how organizations can provide management with stronger training and more open check-ins that enable them to build trusting relationships with their employees to promote productivity.

How is 15Five creating a culture that is more understanding of employees’ mental health needs?

In so many different practices with our employees, both in our manager and direct report programs, but also as a company as a whole. We are normalizing emotions and emotional wellness in the workplace. What it all has, to begin with, is the strategy behind it and your company’s values. It can’t just be a program that HR is sponsoring and promoting but that’s not really attached to the overall company values.

How can an employer create a more mental-health and wellness-focused workplace?

We do automated weekly check-ins between managers and their direct reports. We have a recognition feature called High5, so that people throughout the organization can highlight their peers, express gratitude and also highlight someone for how they may have impacted their day or a project that went really well. There’s a recognition feature, there’s a review feature, there’s a weekly check-in feature. In the weekly check in we have a poll rating and every week we ask our employees: on a scale of one to five, how did you feel at work this week? So we build into our product the practice of managers checking in with their employees about their feelings and about their emotional and mental well-being. We attempt to create enough psychological safety, trust and openness to vulnerability that employees feel comfortable that if they are having a two out of five weeks, it can be okay to share that with a manager and be able to back it up with the reason why. So for example, an employee might say: This week was a two out of five for me because three projects blew up in our faces and at home my kid is sick and I didn’t get any sleep. The employee can just lay it all out there.

How can employers and employees become more comfortable normalizing the conversation around mental health?

It has to be very intentional, deliberate and explicit. It’s the kind of stuff employers may talk about or advertise or promote on their employer branding website...it should be very clear that promoting emotional well-being and mental wellness is part of the employer’s culture and something they value. The executive team and all of the leadership needs to be totally brought into that and that’s challenging because there are many people out there in the world who aren’t comfortable yet with talking about or bringing up those kinds of things at work. That’s the big challenge we’re facing right now, yet so many employees are coming to expect [support for mental health issues].

Is there a generational disconnect when it comes to promoting emotional wellness in the workplace?

I would say that those of us who don’t have our heads stuck in the sand, we get it. We realize that there’s a reason this mindset of addressing employees’ mental health is so popular. It’s because it’s way more effective. This is how we want to work. I’m generation X and I have a lot of friends who work in big corporate environments who still think you leave your emotions at the door. But I would say those of us who want to have a more progressive approach are so on board with it. HR professionals and potential employees who follow those old school ways, they won’t even get hired at a company like ours and I bet a lot of our customer’s companies. That’s because we know that doesn’t work anymore.

What specifically has 15Five done to promote this initiative among its employees?

It all starts from our hiring process and what we communicate about our values and what it’s like to work at 15Five. Not only are we assessing candidates on their skills, but we’re also assessing them on their willingness to go to that very vulnerable place in their day to day with their manager or direct report. We have question in our interviews that ask “would you be comfortable talking about emotions at work?” and “if you were a two out of five on the emotion poll for the week, would you be able to share that with your manager and how would you go about doing that?” We will ask questions to make sure candidates we are bringing in are okay with this way of doing things. If somebody is going into a manager position internally, we have just implemented a manager assessment interview to make sure this person really has the skills to be a 15Five manager. A manager in our eyes is not just a taskmaster or somebody who approves your time off. They need to be employees’ coach, cheerleader and champion and they need to be comfortable supporting employees when things aren’t going well. It’s almost like having the skill set of a therapist.

SIMPLE IRA vs. 401(k): How to Pick the Right Plan

Should you choose a SIMPLE IRA or a 401(k) for retirement saving? There are pros and cons to both types for employers. Read this blog post from NerdWallet for more on these two plan types and how to choose the right one for you.


The decision between a SIMPLE IRA and a 401(k) is, at its core, a choice between simplicity and flexibility for employers.

The aptly named SIMPLE IRA, which stands for Savings Incentive Match Plan for Employees, is the more straightforward of the two options. It’s quick to set up, and ongoing maintenance is easy and inexpensive. But if you have employees, you are required to provide contributions to their accounts. (See our SIMPLE IRA explainer.)

Although a 401(k) plan can be more complex to establish and maintain, it provides higher contribution limits and gives you more flexibility to decide if and how you want to contribute to employee accounts. Another big difference is that you can opt for a Roth version of the plan, whereas the SIMPLE IRA allows no Roth provision.

SIMPLE IRA or 401(k): How to decide

Startup costs and ease of setup often dictate the choice between retirement savings plans. But there are other factors to consider as well. To help decide which plan is best, answer the following questions:

Why are you setting up a retirement plan?

For many small-business owners, the answer is that they’re trying to maximize their own retirement savings dollars. If that’s the case, contribution limits should weigh heavily in your decision. For high earners especially, the higher contribution limit of the 401(k) makes it a more attractive choice than a SIMPLE IRA.

How important is it to offer the Roth option?

As mentioned earlier, the IRS allows employers to offer a Roth 401(k). (Quick reminder: A Roth 401(k) is funded with after-tax contributions in exchange for tax-free distributions in retirement.) There is no Roth version of the SIMPLE IRA. The account is subject to many of the same rules as a traditional IRA: Contributions reduce your taxable income for the year, but distributions in retirement are taxed as ordinary income. That said, the IRS allows participants to save in both a SIMPLE IRA and a Roth IRA at the same time.
Will you need to adjust employer contributions?
Although a nice perk to attract potential employees, employer contributions are not required of companies that offer 401(k) plans. You also have the freedom to set vesting terms, which allows you to require employees remain employed by you for a set time before taking ownership of your contributions to their accounts. Employer contributions to employee SIMPLE IRA accounts are mandatory, though you can choose between two matching arrangements dictated by the IRS. Contributions to a SIMPLE IRA are immediately 100% vested.

You have other choices

If you are self-employed or a small-business owner, SIMPLE IRAs and 401(k) plans aren’t your only options. There are a variety of retirement plans at your disposal.

For example, if you run a business with no employees, a solo 401(k) is worth considering. As the employer and (your own) employee, you’re allowed to contribute a total of up to $56,000 in 2019 (or $62,000 if you’re age 50 or older).

A SEP IRA also has a high contribution limit for business owners and self-employed individuals, though there is no catch-up contribution for savers 50 or older. The drawbacks: Like the SIMPLE IRA, a SEP requires employers to contribute to eligible employee accounts, and no Roth version is allowed.

4 Tips for Managing Organizational Change

Only 26 percent of transformation initiatives succeed, according to a McKinsey study. One thing most successful transformation efforts have in common is that change is driven through empowerment, not mandated from the top. Launching major transformation efforts is a common way that business leaders try to get a leg up on the competition, or just keep their heads above water. But too many of these efforts fail. Change is difficult, and many people not only resist it but seek to undermine it. Unsurprisingly, then, a McKinsey study found that merely 26% of transformation initiatives succeed. Most successful transformations have one thing in common: Change is driven through empowerment, not mandated from the top.

In my research of transformative political revolutions, social movements, and organizational change, successful efforts not only identify resistance from the start but also make plans to overcome those who oppose  the transformation. And it’s done not with bribes, coercion, shaming, or cajoling, but by enabling others within their organizations to drive change themselves. Here’s how they do it.

Start with a small group. Typically, leaders launch transformation efforts with a large kickoff. It makes sense: They want to build momentum early by communicating objectives clearly. This can be effective if a ready consensus already exists around the initiative. Yet if the desired change is truly transformational, it is likely to encounter fierce opposition; inertia can be a powerful force, even more powerful than hope or fear. So by starting with a large communication campaign, essentially presenting the initiative as a fait accompli, you are very likely to harden the opposition of those who are skeptical of the change.

Most successful transformations begin with small groups that are loosely connected but united by a shared purpose. They’re made of people who are already enthusiastic about the initiative but are willing to test assumptions and, later, to recruit their peers. Leaders can give voice to that shared purpose and help those small groups connect, but the convincing has to be done on the ground. Unless people feel that they own the effort, it’s not likely to go very far. For example, when Wyeth Pharmaceuticals set out to drive a major transformation to adopt lean manufacturing practices, it began with just a few groups at a few factories. The effort soon spread to thousands of employees across more than a dozen sites and cut costs by 25%.

Identify a keystone change. Every change effort begins with some kind of grievance: Costs need to be cut, customers better served, or employees more engaged, for example. Wise managers transform that grievance into a “vision for tomorrow” that will not only address the grievance but also move the organization forward and create a better future. This vision, however, is rarely achievable all at once. Most significant problems have interconnected root causes, so trying to achieve an ambitious vision all at once is more likely to devolve into a five-year march to failure than it is to achieve results. That’s why it’s crucial to start with a keystone change, which represents a clear and tangible goal, involves multiple stakeholders, and paves the way for bigger changes down the road.

That gap between aspiration and practical reality was the challenge that Barry Libenson encountered when he arrived at Experian as CIO in 2015. In his conversations with customers, it became clear that what they most wanted from his company was access to real-time data. Yet to deliver that, he would have to move from the company’s traditional infrastructure to the cloud, an initiative that raised serious concerns about security and reliability. He began by developing methods for accessing real-time data for internal use, rather than going straight to customer-facing features. That required his team to engage many of the same stakeholders and develop many of the same processes that a full shift to the cloud would have required and allowed him to show some early results.

“Once we developed some internal APIs, people could see that there was vast potential, and we gained some momentum,” Libenson told me. Experian not only successfully moved to the cloud but also launched its Ascend platform based on the new infrastructure, which is now the fastest-growing part of its business.

Network the movement. All too often we associate any large-scale change with a single charismatic leader. The U.S. civil rights and Indian independence movements will always be associated with Martin Luther King Jr. and Mohandas Gandhi, respectively. In much the same way, turnarounds at major companies like IBM and Alcoa are credited to their CEOs at the time, Lou Gerstner and Paul O’Neill.

The truth is more complicated. King, for example, was just one of the “big six” of U.S. civil rights leaders. Gerstner gained allies by refocusing the company around customers. O’Neill won over labor unions by making a serious commitment to workplace safety. These examples show why, in his book Leaders: Myth and Reality, General Stanley McChrystal defines effective leadership as “a complex system of relationships between leaders and followers, in a particular context, that provides meaning to its members.”

Every large-scale change requires both leadership at the top and the widening and deepening of connections through wooing — not coercing — an ecosystem of stakeholders.

Consider the case of Talia Milgrom-Elcott, cofounder of 100Kin10. When she set out to start a movement to recruit and retain 100,000 STEM teachers in 10 years, she knew there was no shortage of capable groups working to improve education. In fact, she had worked with many people who were building myriad approaches to the issue. But they had never met one another. And so she created a platform for collaboration that brings together nearly 300 partner organizations through conferences, working groups, and networking. Today 100Kin10 is ahead of schedule to meet its goal.

Surviving victory. Often the most dangerous part of any transformation effort is when the initial goals have been met. That’s why successful transformation leaders focus not only on immediate goals but also on the process of change itself. If Wyeth had stopped at a 25% cost reduction, it would have soon found itself in trouble again. But because its employees embraced the lean manufacturing methods, the company was able to keep moving forward. In much the same way, if Experian had been satisfied with merely shifting to a new technology infrastructure, little would have been gained.

In some cases, the benefits of a successful transformation can last for decades. Remembering Gerstner’s IBM turnaround in the 1990s, one of his top lieutenants, Irving Wladawsky-Berger, told me, “Because the transformation was about values first and technology second, we were able to continue to embrace those values as the technology and marketplace continued to evolve.” After a near-death experience, the company remains profitable today.

Tracking Employee Life Cycle

The HR landscape is constantly changing. With each new generation that enters the workforce, expectations change. Read this blog post from SHRM to learn more about tracking the employee life cycle.


We who study Employee Engagement are consistently looking for trends in hiring and the direct effect on retention. The Human Resource landscape is slippery, no other profession is tasked with such a diverse cycle of management skills. The ability to find great talent, train, engage and promote are an unenviable set of tasks. Recruiters mirror salespeople, Total Rewards professionals have to have an acumen for numbers and the disparate technologies that represent the progression from hiring through promotion can make one's head spin.

So, we stare down the inevitable:

How do we create a synchronized strategy from recruitment to retirement.... ????

Let's start with the job market....

As a new generation of talent enter the workforce are expectations changing?

Are those escalated in age better equipped with irreplaceable experience?

Is a recession coming?

Do elite talents have any interest in job-hopping?

Those who are great at what they do are probably not interested in switching jobs and there are others who simply do not have the proper qualifications. So, staffing professionals are tasked with finding people who are qualified, able to engage and humble in their entry-level financial expectations.

Prospective employees have a few simple expectations:

  • A product/service they believe in
  • Leadership that is visionary yet receptive to change
  • A culture of transparency
  • A manager they enjoy serving

Sounds simple enough but the ability to pull together these traits under a common mission is difficult. Companies are often great at producing quality products but lacking in employee development. Again, our staffers are called upon to sell the good qualities of the company while side-stepping what isn't working.

Sustaining Engagement....

Getting them in the door is one thing. Delivering on promises is another.

Once employees are trained, they need to develop the confidence to acclimate to the culture. Our extended HR team has to sustain the attraction of the hiring process with technology that is accessible and intuitive. HR is then called upon to make sure there is a vessel for strong manager/employee communication while keeping leadership abreast of the action in the trenches.

Take inventory:

  • Does training scale to specific functional traits while enhancing soft skills?
  • Is your Human Capital Management technology integrated and engaging?
  • If employees and managers aren't on the same page, how will you know?
  • Does your CEO recognize general employee goals?

Train, Reward, Challenge and Eliminate Silos!

Seeing departures before they happen.....

If exit interviews are part of your engagement strategy, you are a step behind. The popular counter is to have HR integrate "stay interviews". If you need to administer a survey for employees to validate your existence, your workplace relationships might be fractured.

Managers should have an accountability plan for their employees that is more parts celebration of achievement than calling out deficiencies.

Recognize in public, discipline is private.

If in every day you leave people with a firm understanding of what is working and where they need development, there is no guesswork. People know when they haven't performed to their fullest potential, calling them out twice a year doesn't work.

Ask yourself: do our hiring enticements continue through our day-to-day engagement proposition?    

We all just want to represent something we believe in among people we respect and an ever-evolving challenge cycle complete with rewards at every step of progression.

Talent test-drive: Micro-internships may benefit students and employers alike

Micro-internships are project-based internships that are emerging as a way for students to get a foot in the door and for employers to test talent before hiring someone on. Continue reading this blog post to learn more.


"Micro-internships," or project-based internships, are emerging as a way for students to get a foot in the door and for employers to test talent before making a commitment.

Lasting just days or weeks, micro-internships can create a more meaningful experience, too, according to Jeffrey Moss, CEO of Parker Dewey, a platform that enables such arrangements. Rather than longer programs that involve a fair bit of busy work, micro-internships often focus on one, substantive project.

This could have an intern writing a blog post or compiling research, for example, he said. For many companies, these are tasks that are important, but don't always get done. "It gives the career professional or student early insight into what the job is really about," said Moss, "and manager buy-in is high. Rather than a department head trying to create an interesting day or weeks full of intern work, micro-interns get specific projects done for the manager."

Testing talent before you hire

For employers looking to test drive talent, Moss said, micro-internships offer insight into the way a person works. Projects are tangible and can demonstrate how someone executes instructions. For students or career re-launchers, they offer a chance to showcase their talents as they grow. "They develop an authentic relationship with someone who may be their manager down the road," said Moss. "They're paid for their work and get real-world experience for their resume, typically in a few days or weeks, and generally done remotely."

The ability to work remotely creates a more democratic system for interns, as well. Students who don't have access to large markets or businesses can still get a foot in the door. For underserved populations, that access could be a key factor in their career trajectory.

Immediate gratification

Adam Rekkbie was an undergraduate at Bentley University when he learned about the opportunity to do project work through Parker Dewey. He emailed HR Dive from Peru to talk about his experience: "I figured this would be a good way for me to earn a little extra money while also expanding on my skills and learning more about different industries," he said.

Generally, employers choose students to work on a project, building a relationship with them and offering help along the way, Moss said.

Rekkbie has completed nine projects to date, and they run the gamut: market research, creating a business plan for a doctor, migrating and cleaning up data, product research and more.

Everybody wins

Rekkbie said the arrangement was a win-win for him and the employers. As a full-time student, he enjoyed the flexibility of working around his schedule. He also said he gained insight into a broad range of industries while still making money.

And employers say the fast access to high-quality talent is invaluable. Ryan Sarti, director of marketing and sales operations at Sturtevant Richmont, is a convert. In a one-person department, he told HR Dive, there are lots of projects that are high priority, but bandwidth is limited. With micro-internships, he can spell out what he needs and when and then choose among candidates; "I can organize a project quickly, hand it off with minimal time and feedback, and get really good high quality work done."

Larger companies are using these as a way to test potential employees, Moss said. Microsoft, for example, is using micro-internships for immediate support and early access to talent.

Growing the talent pool

Feedback throughout the project is open-ended. Sarti said he likes to give and get detailed comments. Interns ask good questions, he said, and the more feedback you give, the more they grow. That's critical because, after all, they may be working with you one day, he said.

Rekkbie noted the networking opportunities, too: "I have had a couple clients I did work for come back to me and ask for help on additional projects because of how satisfied they were with my initial work," he said. "These clients also provide me with valuable insights related to careers."

And while students may not snag a job directly from the internship, Moss said, they'll be better able to articulate to other employers the direct experience they have.

Summer is almost here and with that comes a set of seasonal employment law issues. Top of the list for many employers includes hiring interns, dress code compliance and handling time off requests.

Here’s how employers can navigate any legal issues that may arise.

Summer interns

Employers looking to hire interns to work during the summer season or beyond should know that the U.S. Department of Labor recently changed the criteria to determine if an internship must be paid. In certain circumstances, internships are considered employment subject to federal minimum wage and overtime rules.

Under the previous primary beneficiary test, employers were required to meet all of the six criteria outlined by the DOL for determining whether interns are employees. The new seven-factor test is designed to be more flexible and does not require all factors to be met. Rather, employers are asked to determine the extent to which each factor is met. For example, how clear is it that the intern and the employer understand that the internship is unpaid, and that there is no promise of a paid job at the end of the program? The non-monetary benefits of the intern-employer relationship, such as training, are also taken into consideration.

Though no single factor is deemed determinative, a review of the whole internship program is important to ensure that an intern is not considered an employee under FLSA rules and to avoid any liabilities for misclassification claims.

Companies also should be aware of state laws that may impact internship programs. For example, California, the District of Columbia, Illinois, Maryland and New York consider interns to be employees and offer some protections under various state anti-discrimination and sexual harassment statutes.

All employers should be clear about the scope of their internship opportunities, including expectations for the relationship, anticipated duties and hours, compensation, if any, and whether an intern will become entitled to a paid job at the end of the program.

Summer dress codes

Warmer temperatures mean more casual clothing. This could mean the line between professional and casual dress in the workplace is blurred. The following are some tips when crafting a new or revisiting an existing dress code policy this summer.

If the dress code is new or being revised, the policy should be clearly communicated. Sending a reminder out to employees may be helpful in some workplaces. In all cases, the policy should be unambiguous. List examples to make sure there is no confusion about what is considered appropriate and explain the reasoning behind the policy and the consequences for any violations.

To serve their business or customer needs, companies may apply dress code policies to all employees or to specific departments. They should also make sure the dress code does not have an adverse impact on any religious groups, women, people of color or people with disabilities. Company policies may not violate state or federal anti-discrimination laws. If the policy is likely to have a disparate impact on one or more of these groups, employers should be prepared to show a legitimate business reason for the policy. Also, reasonable accommodations should be provided for employees who request one based on their protected status. For example, reasonable modifications may be required for ethnic, religious or disability reasons.

Finally, failure to consistently enforce a neutral dress code policy or provide reasonable accommodations can expose a company to potential claims. As always, dress codes and any discipline for code violations should be implemented equitably to avoid claims of discrimination.

Time off requests

Summer time tends to prompt an influx of requests for time off. Now is a good time to review policies governing time off, as well as the implementation of those policies to ensure consistency. Written time off policies should explicitly inform employees of the process for handling time off requests and help employers consistently apply the rules.

An ideal policy will explain how much time off employees receive and how that time accrues. It also will include reasonable restrictions on how time off is administered such as requiring advance approval from management, and how to handle scheduling so that business needs and staffing levels are in sync.

Most importantly, time off policies and procedures must not be discriminatory. For instance, if a policy denies time off or permits discipline for an employee who needs to be out of the office on a protected medical leave, the policy could be seen as discriminating against employees with disabilities. Companies should train their managers on how to administer time off requests in a non-discriminatory manner. Employers generally have the right to manage vacation requests, however protected leave available to employees under federal, state and local laws adds another layer of complexity that employers should consider when reviewing time off requests.

With all the talk about “employee engagement,” it’s only fair to ask, “Can I really get all the people in my organization to give their best – every day?”

The short answer is probably not “all.” But with the right amount of effort you can get “most” of them to give their best … most of the time. And that’s a lot better than where most companies are right now.

Boiled down to its simplest parts, employee engagement is about connecting with employees and getting them focused. It requires an ongoing and consistent effort by managers to bring out the best in people.

Employee engagement takes practice

You don’t need to be good friends with every employee – but it does help to build cordial relationships. That makes working with people more productive and cohesive.

People get more engaged in their work when the work means something to them, when they understand their role in the organization, and when they can see and appreciate the results of their own efforts.

Here are some “hands on” ways leaders can work to improve interactions and create a deeper connection with employees and colleagues:

  • Make it personal. Use people’s names when talking to them – from the janitor to the CEO. Even better, use the names of their significant others – spouses, kids, parents – when possible.
  • Say more than hello. Sometimes it’s necessary to cut to the chase and get to the business at hand – a project, deadline, important question, etc. But in other circumstances, there’s time to show interest in employees’ and colleagues’ lives. Instead of a generic “How are you?” ask about something that affects them.
  • Talk about their interests. People surround themselves with hints of what interests them outside of work (for instance, sports ticket stubs, photos of beach trips, logo T-shirts from local events, race medals, certificates of appreciation from philanthropic groups, etc.). Look for those hints and ask about them. Once you know a little about what they do outside work, you have a starter for other conversations: “How did your son’s soccer game turn out?” “Where did you volunteer this weekend?” “Planning any vacations?”
  • Show appreciation. Avoid waiting for the end of a project or annual reviews to thank employees and coworkers for their contributions. And it’s OK to say thanks for the little things they bring to the table – a good sense of humor, a sharp eye for errors, an impeccable work station, a positive attitude.
  • Make others feel important. Feeling important is slightly different than feeling appreciated. Employees need to know they’re relevant. Let them know you recognize their contributions by referring to past successes when you talk to them personally and to others in meetings. Explain why their work was important.
  • Recognize emotions. Work and life are roller coasters of emotions. Leaders don’t have to react to every peak and valley, but they’ll want to address the highs and lows they see. For instance, “You seem frustrated and anxious lately. Is something wrong that I can help with?” Or, “I can sense you’re very excited and proud. You deserve to be.”

Building morale

The best morale exists when you never hear the word mentioned. If you have employees, you’ll have morale problems. No matter how thorough a company’s hiring process is, at some point leaders will have to handle morale issues because employees get stressed, are overworked and deal with difficult people.

The good news: Most of the time, employees won’t be down if their managers build and maintain morale. To stay ahead of morale issues:

  • Communicate. Employees left in the dark will become fearful and anxious and likely make up negative news to fill the gap. This can be avoided by regularly reporting information, changes and company news.
  • Listen. While sharing information is a must, employees must also be heard. Give them different options to share their concerns and ideas. Offer the floor at department meetings, have regular one-on-one meetings, put up a suggestion box or anonymous e-mail account for submissions, invite executives to come in and listen, etc.
  • Appreciate. People who aren’t recognized for their contributions may assume they’re not doing well. Leaders should take the time to thank employees for their everyday efforts that keep the operations running smoothly. In addition, extra effort should be recognized and rewarded.
  • Be fair. Nothing hurts morale like unfair treatment. Leaders can’t turn their backs on poor performances, and they can’t play favorites. It’s best to document what’s done in response to good and bad behaviors so leaders can do the exact same thing when the situation arises again – and have a record of it.
  • Provide opportunities to grow. Growth is often equated with moving up the career ladder. But it doesn’t have to be. Many employees are motivated by learning and creating a larger role for themselves. So if people can’t move up a career ladder (because there aren’t positions available), encourage them to learn more about the company, industry or business through in-house or outside training. Or give them opportunities to grow socially by allowing them time to volunteer.
  • Create a friendly environment. Research shows people who have friends at work are more motivated and loyal to their employer. While this can’t be forced, opportunities to build friendships can be provided through potluck lunches, team-building activities and requesting staff to help in the recruiting process.
  • Paint the picture. Employees who know their purpose have higher morale than those who are “just doing the job.” Regularly explain to employees how their roles fit into the company’s mission and how they affect the department and the company.

Praise what you want to see repeated

Handing out recognition takes a little more skill than just saying “Good job” and giving a pat on the back, though that’s a good start.

Giving recognition well is a skill all leaders could improve upon to keep their employees encouraged and productive.

Here are five guidelines for recognizing good work:

  1. Make it a policy, not a perk. Set rules for different types of recognition. For instance, recognize people for tenure and meeting goals – things everyone can accomplish.
  2. Stay small. Handshakes and sincere appreciation are always welcome (especially since 65% of employees say they haven’t been recognized in the past year, according to a Gallup Poll). Leaders need to look their employees in the eye, thank them for specific work and explain why it made a difference.
  3. Add some fanfare. Recognize people at meetings when others can congratulate them.
  4. Include the team. In addition to praising individuals, recognize a whole group for coming through during an unexpected hard time, meeting a goal, working together, etc.
  5. Make it personal. When recognizing employees, match the reward and praise to the person. One person may like a quiet thank-you and a gift card to a favorite store. Someone else might thrive on applause and a certificate given at a group lunch. Find out what people like and cater to them when possible.

How do you know when learning programs are working?

How do employers measure the success of employee learning programs? The demand for employee learning programs is increasing, as well as the spend that employers are allocating for these programs. Continue reading to learn more.


Demand for learning is up and the spend that employers allocate to it is climbing — but as employers spend more money, they may also need to increase expectations for learning's success.

What outcomes do employers expect from learning programs? Whenever a company initiates training, that company must also ensure it has clear, definable results in mind, experts told HR Dive. Training to increase practical knowledge — how to utilize equipment, for example — should be task-oriented and measurable. Other training goals, like developing soft skills, may be more intangible, but success metrics can still be necessary.

Quantifying learning and finding success

The classic Kirkpatrick Model to evaluate training is widely used, Tom Griffiths, CEO and co-founder of Hone, explained to HR Dive. It covers four measurements:

  • Reaction. Were workers actively engaged and participating in the program? Observation and reaction surveys can help with this metric.
  • Actual learning. Did they come away from the session knowing more than they went in knowing? Baseline quizzes before and after give a snapshot of whether or not the session met objectives.
  • Behavioral change. Are you seeing a change in the way people perform their work? If training isn't directly relatable and usable, this might be more difficult to quantify.
  • Results. What is the final impact on the business overall following the training? Have errors decreased? Has productivity increased? Is customer satisfaction up? These measurements may take longer to quantify, but they're worthwhile metrics to obtain.

Ultimately, employers should keep an eye out for true measures of performance improvement, Anna Robinson, CEO of Ceresa, told HR Dive in an email. Sales growth, unit cost reductions and improved throughput are all examples of potential results. "If business performance improves, that means the right person is receiving the right content, and it is having an impact on their performance," she added.

But there are other ways to measure success, Ujjwal Gupta, co-founder and COO of BenchPrep, told HR Dive in an email. A learner getting that long-sought promotion or spreading knowledge in their department are key ways to witness a development program's success, Gupta said.

Changing minds and habits

What is the goal of training — changing minds or changing behaviors? Griffiths believes both are needed for a growth mindset, but one can lead to another.

"We can inspire change by giving learners the mental models, evidence and ways of thinking to start shifting their mindset, which can have a huge effect on behavior," he said. "For example, how differently do I behave if I believe I know everything and have nothing to learn from others, versus the mindset that I have something to learn from everyone?"

Employers should do more than just encourage learning, but should aspire to have a culture of learning, which enables employees to actively look for growth because learning is readily available and development is rewarded. For Griffiths, a successful learning culture is one that is open, aware and flexible. Ideally, there is a balance between dictating what the organization wants people to learn and giving the learners choice and control over what they learn to foster an employee-driven culture of learning, he noted.

Robinson said to look for engagement and buy-in. To gauge success of their mentoring program, for example, Ceresa looks at the number of women who are interested in continuing the relationship as well as the number who begin to mentor others. "This both extends and expands the learning culture," she said.

Has it made an impact?

Employees may be participating in learning exercises, but that doesn't necessarily translate to impact, experts warned. Knowledge can keep employees on track for what they need to be doing today, but it isn't enough on its own to ready them for new challenges or spark innovation. Seeing strong numbers on employee engagement surveys and significant changes in the way people work are key indicators, but the real goal is for employees to be hungry for more. Experts have noted that offering training outside workers' current areas of expertise and comfort zones can help push them further. Training that regards growth as the goal, whether or not it's of use at work today, can have the most impact on the employee and organization.

For Gupta, the numbers are important; evaluating retention and growth are leading indicators for those seemingly outside opportunities. "Seeing that you are not only keeping your employees happy, but that you are also expanding the business leads to a win-win situation by having a great learning culture that drives ROI," he said.
